SEO or AEO/GEO for a boutique strategy consultancy in Zurich: where to invest and how to measure results (2026)

Digital Marketing

The verdict in three sentences

For a boutique strategy consultancy in Zurich, the question is less Google versus AI than which channel answers the questions your buyers actually ask: CEOs, boards and private equity operating partners. SEO still pays on brand, sector expertise and recruiting queries; AEO/GEO (visibility in the answers of AI assistants like ChatGPT) becomes useful as soon as prospects ask an assistant for a shortlist of specialist firms before running a pitch. Either way, the decision should rest on a measured diagnostic, not a hunch.

Two channels, two logics

A PE partner looking for a firm to run commercial due diligence on a Swiss industrial target does not type "strategy consulting Zurich". They search for a partner's name someone mentioned, read a publication, or ask an assistant which independent firms in Zurich know the machine tools sector. The two channels are not steered the same way.

These ranges reflect typical quotes from Zurich agencies and independent specialists. They are not Kolonell rates: our work here is on quote.

Where to invest depending on your situation

The right split depends less on fashion than on your current profile and how your mandates arrive.

Your situationSuggested priorityWhy
Firm founded less than 2 years ago by former partners of large housesBrand SEO and bios firstProspects check names; Google and assistants must find the right information
Established brand, 15 to 40 consultantsSplit between SEO and AEO/GEOAssistants already cite the firm, sometimes inaccurately
Specialist in a narrow sector (pharma, insurance, energy)AEO/GEO first, SEO on studiesSelection questions put to assistants are precise and less contested
Clients mainly from private equityFactual content and cited publicationsFund partners cross-check public sources with their network
Budget under CHF 2,000 a monthOne-off diagnostic then correctionsFixing errors beats producing volume
Hard to recruit consultantsCareers SEO in parallelCandidates also search on Google and in assistants

A simple rule: as long as an assistant describes your partners or sectors wrongly, producing more content achieves little. Fix the sources first.

How to measure each channel

SEO is measured with familiar tools: Google Search Console for impressions and clicks by query, analysis of forms and contact requests, and tracking of expertise pages actually read by Swiss and German visitors. For a consultancy, a dozen qualified enquiries a year can be enough to justify the effort.

AEO/GEO is measured with a dated record: a panel of 30 to 60 selection questions, in German, English and sometimes French, asked on the same dates each month, with answers archived. You track the share of answers citing the firm, accuracy (partners, sectors, offices) and errors. Without that record, no claim of progress can be checked.

A diagnostic usually covers both: the state of brand and expertise search visibility, a baseline of AI answers, a review of public information and third-party mentions, then a recommended budget split. On compliance, the revised Federal Act on Data Protection (revFADP), in force since 1 September 2023, applies to forms and analytics, and the GDPR may also apply if you target EU residents. Swiss unfair competition law also prohibits misleading claims, which applies to case studies: only real ones, anonymised with the client's consent. This is not legal advice.

Mini case study

Illustrative example: Limmat Strategy Partners, 18 consultants in Zurich, focused on industry and energy. The diagnostic shows that across 40 selection questions the firm appears in 3 answers (7.5%), one of which places it in Basel. On Google, its sector pages get 900 impressions a month but only 14 clicks. The managing partner splits an illustrative annual budget of CHF 36,000: CHF 8,000 for the diagnostic, then CHF 2,000 a month of AEO/GEO monitoring and CHF 667 a month of SEO work over 12 months, so 8,000 + 24,000 + 8,004 = CHF 40,004. They therefore cut SEO to CHF 333 a month (CHF 3,996) to stay within budget: 8,000 + 24,000 + 3,996 = CHF 35,996. The success criterion: zero errors on address and partners after 6 months, and a citation share measured every month.

FAQ

Is SEO outdated for a consultancy?

No. Searches for the brand, partner names and careers still largely go through Google. For a firm of 10 to 40 consultants, it is often the foundation before any AEO/GEO work.

How much does an SEO and AEO/GEO diagnostic cost in Zurich?

On the 2026 market, expect a ballpark of CHF 4,000 to 12,000 for a diagnostic covering both channels. At Kolonell, scope and price are set on quote.

Can we be sure ChatGPT will cite us?

No. Nobody can promise a recommendation by an AI assistant. Accuracy can be improved and progress measured on a panel of 30 to 60 questions.

Which language should we work in?

In Zurich, German and English cover most buyers, with French added for Romandy. A question panel should reflect those 2 or 3 languages.

Should we publish case studies?

Yes, if they are real and approved by the client, ideally anonymised. Two or three well documented sector cases are worth more than ten vague summaries.
