Personal trainer website: 18 → 65 clients/month in 12 months
The personal training market is digitalizing fast. In Dakar, Paris, Abidjan or Montreal, the independent personal trainer with no website stays invisible beyond their immediate circle. The one who has a website — done right — captures clients through Google, Instagram, TikTok, and word-of-mouth amplified by video testimonials.
Karim Diop, certified sports coach, launched in 2022 as a freelancer after 6 years in a gym, contacted me in March 2025. 18 active clients/month, monthly revenue 720,000 FCFA. Fourteen months later: 65 clients/month, revenue 3.1M FCFA, 8-month retention rate >70%. Here is the mechanism.
The site: results portfolio + booking + subscription
Before/after portfolio. 20 to 40 client transformations (photos at 90 days / 6 months / 1 year), with written consent. Each transformation = mini case study: age, initial goal, session frequency, program duration, measurable result (weight loss, lean mass, running performance, bench press).
Online programs. Three formats sold side by side:
- PDF program 4-12 weeks (35-85 KFCFA): detailed exercises, QR code videos, basic nutrition plan
- On-demand video coaching (45-120 KFCFA / month): library of 60-180 progressive videos, 3-12 month access
- App coaching + weekly check-in (85-250 KFCFA / month): Trainerize, TrueCoach, Everfit, or custom Next.js + Mux app
Session booking. Calendly or Cal.com (open-source, free for single user) embedded in the site. 60 min or 90 min slots, 15 min buffer, automatic SMS+email reminders. For physical studios: Google Maps integration + studio photos.
Coaching subscription. Stripe Subscriptions (international, 1.4% + 25 FCFA) or Wave Subscriptions / Orange Money recurring (Senegal/West Africa, ~1% per transaction). Packages:
| Pack | Content | Price FCFA / month |
|---|---|---|
| Starter | PDF program + tracking app | 45,000 |
| Standard | Program + 2 video sessions / month + WhatsApp | 95,000 |
| Premium | Program + 4 in-person/video sessions + nutrition | 185,000 |
| Elite | All unlimited + 24/7 call + travel | 350,000 - 600,000 |
Recommended tech stack
| Block | Tool | Monthly cost |
|---|---|---|
| Showcase site + blog | Next.js 14 + Vercel or Hostinger | 0 - 25 KFCFA |
| Booking | Calendly Pro or Cal.com self-hosted | 0 - 8 KFCFA |
| International payment | Stripe | 1.4% + 25 FCFA / tx |
| Senegal payment | Wave Business + Orange Money | ~1% / tx |
| Coaching app | Trainerize / TrueCoach / Everfit | 25 - 65 KFCFA |
| Video hosting | Mux or Cloudflare Stream | 4 - 35 KFCFA |
| Email marketing | ConvertKit (Kit) or Beehiiv | 0 - 25 KFCFA |
| Light CRM | Notion + automations | 0 - 12 KFCFA |
Total stack cost: 30 to 170 KFCFA / month depending on volume.
Marketing: Instagram and TikTok as main acquisition
Karim posts 5-7 times/week. Winning formats 2026:
- Client before/after (with permission): 2-3 / week, high engagement score
- Short technique drills (15-30 sec): 2-3 / week, drives saves and shares
- Myth-busters ("cardio doesn't burn fat", "abs aren't made in the kitchen"): 1 / week, viral
- Vertical video testimonials (45-90 sec): 1 / week, direct conversion
Systematic bio CTA: link to karimdiop.com/free-audit — 6-question form (goal, age, current sport frequency, constraints, budget, availability) → auto email + Calendly link for 20 min discovery call.

FAQ
Proprietary coaching app or use Trainerize?
Under 100 clients, Trainerize or TrueCoach (25-65 KFCFA / month) is widely sufficient. Beyond 200 clients or if you want to build a product brand, a custom Next.js + Mux app (build 4-8M FCFA) becomes profitable and differentiating.
Calendly or Cal.com?
Calendly: more polished interface, native integrations (Zoom, Google Meet, Stripe). Cal.com: open-source, self-hostable, more flexible, more generous free plan. For a solo coach, Cal.com free plan covers most cases.
How do I handle before/after photo usage?
Always sign a written consent (1-page template: commercial use, duration, withdrawal right within 30 days, possible anonymization). Store originals + signed consent in a private cloud folder (Drive, Notion, Proton Drive). On a withdrawal request, remove within 7 days.
How long before first clients through the site?
With regular Instagram/TikTok content (5-7 posts/week) and a clean funnel (free audit → call → contract): 4 to 8 weeks for the first 3 web clients. Google SEO: 4 to 9 months for first positions on "personal trainer [city]".
Stripe or Wave for recurring subscriptions?
Stripe: global standard, international card support, Apple Pay/Google Pay, perfect for diaspora clients. Wave Business: massive adoption Senegal/Ivory Coast, lower fees (~1%), simple for local clients. Many coaches offer both side by side.
