The verdict in three sentences
For a distributor receiving 250 PDF purchase orders a day by email, AI extraction of order lines followed by automated price and part number checks costs €12,000 to €35,000 excl. VAT (about £10,000 to £30,000) and pays back in 3 to 6 months. The sales admin team stops re-keying: it validates exceptions, i.e. 10 to 20% of orders, which frees 2 to 4 FTEs for customer service and dispute follow-up. The data entry error rate drops from 3% to 0.5%, with a direct effect on credit notes, returns and billing disputes.
How the pipeline works
Automation follows five steps. A dedicated mailbox (orders@) receives the purchase orders. The AI reads the PDF, the Excel file or the email body, identifies the customer, then extracts each line: customer part number, description, quantity, unit price, requested delivery date. A rules engine matches the customer part number to your internal reference using a mapping table that grows with each validation. It then checks the price against the customer's price list or contract, the minimum order quantity and availability. If everything is compliant, the order is created in the ERP (Sage X3, Microsoft Dynamics, Odoo, SAP Business One); otherwise it drops into an exception queue with the reason shown.
ROI in 2026 figures
| Indicator | Before | After | Change |
|---|---|---|---|
| Orders per day | 250 | 250 | = |
| Average entry time per order | 6 min | 1 min (validation) | -83% |
| Sales admin entry hours per day | 25 h | 4 to 6 h | -19 to -21 h |
| FTEs dedicated to entry | 3.5 | 0.7 | 2.8 FTEs reassigned |
| Data entry error rate | 3% | 0.5% | -2.5 points |
| Cost of errors (credit notes, returns, shipping) | €90,000 a year | €15,000 a year | -€75,000 |
| Order confirmation time | 4 to 24 h | 15 min to 2 h | Customer informed same day |
With a loaded sales admin FTE at €45,000 a year (higher in London, around £40,000 to £45,000), 2.8 reassigned FTEs represent €126,000 of freed capacity, plus €75,000 of avoided errors. These amounts are 2026 orders of magnitude; your gain depends on the number of lines per order and the quality of the documents received.
Project cost and exception cases
| Item | Range excl. VAT |
|---|---|
| Analysis of 300 typical orders and control rules | €2,000 to €4,000 |
| Multi-format AI extraction (PDF, Excel, email body, scans) | €4,000 to €10,000 |
| Part number mapping table and price checks | €2,000 to €7,000 |
| ERP connector (order creation, statuses) | €3,000 to €10,000 |
| Exception validation interface | €1,000 to €4,000 |
| Total project | €12,000 to €35,000 |
| AI usage and hosting cost | €300 to €900 a month |
The most frequent exception cases, handled in the validation interface: a customer part number never seen before (about 5% at launch, under 1% after three months), a price gap above tolerance, a handwritten order or poor-quality scanned fax, a change to an order already entered, and an unknown customer. A good project does not chase 100% automation: it targets 80 to 90% of orders entered with no intervention and exceptions handled in under a minute each.

Mini case study
Nadia, sales admin manager at an industrial supplies distributor, leads 5 assistants, 3.5 FTEs of whom spend the day keying in 250 orders. Chosen project: €26,000 excl. VAT, plus €600 a month of usage. Annual gains: 2.8 FTEs x €45,000 = €126,000 of capacity, reassigned to quote follow-up and supplier delay tracking, plus €75,000 of avoided errors. Counting only avoided errors, the project pays back in 26,000 / (75,000 - 7,200) x 12 = about 4.6 months. No assistant was replaced: the team absorbed a 30% volume increase without hiring.
FAQ
Our customers send very different formats, is that a problem? No, that is precisely the advantage of AI over older fixed-template recognition tools. Across 200 customers with varied formats, 85% of orders are extracted without specific setup from the first month.
Do we need to change ERP? No. The connector creates the order through your ERP's API or standard import. On an older ERP without an API, a scheduled file import every 5 minutes is enough.
What if the AI gets a quantity wrong? Checks compare the quantity with the customer's habits and pack sizes; a gap above 3 times the average triggers an exception. That is what brings the error rate down to 0.5%.
How long does it take to start? Count 6 to 10 weeks, including 2 to 3 weeks of parallel entry to measure accuracy before switching off manual keying.
Does our data leave the UK or Europe? Not necessarily: engines hosted in the UK or the EU exist at a 10 to 20% premium, which we recommend for customer prices and contracts.
