The verdict in three sentences
A Berlin food supplier listed with Edeka, Rewe and Lidl cannot keep processing orders through web portals and email: German grocery retail runs on EDIFACT, and late or wrong dispatch advice leads to contractual charges and blocked deliveries. Expect EUR 20,000 to 45,000 for an ERP integration (2026 market ballpark), around EUR 250 to 1,000 a month for an EDI service provider, and 10 to 14 weeks including partner testing. In 2026 the project should also cover Germany's B2B e-invoicing rules, so your invoice messages stay compliant through the transition.
Messages you will exchange with each retailer
German grocery chains use EANCOM, the GS1 subset of EDIFACT, and each retailer publishes its own implementation guidelines with mandatory segments and timing rules. The connector needs a shared core plus a profile per trading partner.
| Message | Direction | Purpose | What happens if it fails |
|---|---|---|---|
| ORDERS | Retailer to supplier | Warehouse or store order | Order missed, empty shelf |
| ORDRSP | Supplier to retailer | Confirmation, changed quantities | Receiving mismatch, dispute |
| DESADV | Supplier to retailer | Dispatch advice with SSCC pallet labels | Dock rejection, logistics charges |
| RECADV | Retailer to supplier | Receiving advice and discrepancies | Invoice on wrong basis |
| INVOIC | Supplier to retailer | Structured invoice | Payment delayed by weeks |
| PRICAT | Supplier to retailer | Price and product catalogue | Orders at wrong prices |
DESADV is the message that hurts most when it is missing. Without correct dispatch advice and GS1 compliant SSCC labels, the retailer's distribution centre cannot receive automatically.
On invoicing, Germany's Growth Opportunities Act made receiving electronic invoices mandatory for domestic B2B transactions from 1 January 2025, with issuing obligations phased in afterwards. According to the Federal Ministry of Finance (BMF) guidance, EDI invoicing can remain admissible during the transition under conditions, and formats such as XRechnung and ZUGFeRD cover the rest. Confirm with your tax adviser which rules apply to your turnover band.

As a nearshore option for the integration work, Kolonell's prices for a medium custom application range from 6,100 to 10,670 EUR (4,000,000 to 7,000,000 FCFA), and from 10,670 to 22,870 EUR and up (7,000,000 to 15,000,000 FCFA and up) for a complex one. Kolonell's Standard maintenance is 114 EUR per month (75,000 FCFA).
A realistic 10 to 14 week plan
Weeks 1 and 2 go into discovery and master data clean up, which always takes longer than planned. Connector development runs through weeks 3 to 8. Partner testing then takes 2 to 6 weeks, because each retailer schedules onboarding on its own calendar. Start with the chain that represents the largest share of revenue, then roll out the others.
Mini case study
Illustrative example: Katrin, head of operations at an organic bakery goods supplier in Berlin, receives 1,100 orders a month from three retail chains through portals, rekeyed at 6 minutes each, or 110 hours. At EUR 35 per loaded hour, that is EUR 3,850 a month. Missing or incorrect dispatch advice adds roughly EUR 2,500 a month in logistics charges.

She invests EUR 32,000 and pays EUR 600 a month to an EDI provider. Gross gain is EUR 6,350 a month, net gain EUR 5,750, so payback takes under 6 months. Faster INVOIC processing also shortens payment by about 8 days on EUR 500,000 of monthly sales, freeing roughly EUR 130,000 of working capital.
FAQ
Do we need an EDI provider for only three retailers?
Usually yes, because the provider absorbs every guideline change from each partner. At EUR 400 to 600 a month, it costs less than a couple of maintenance days per quarter.
Our ERP has no API. Is that a blocker?
No, the connector can read and write flat files or work at database level. Budget an extra EUR 2,000 to 5,000 to make those exchanges robust.
Are EDIFACT invoices compliant with German e-invoicing?
They can be during the transition, provided the conditions in the BMF guidance are met. Many suppliers add a ZUGFeRD or XRechnung fallback for smaller customers, at EUR 2,000 to 4,000.
How long does retailer certification take?
Typically 2 to 6 weeks per chain, depending on its EDI team. Plan for 20 to 30 real test orders before switching over.
What does SSCC labelling require on the warehouse floor?
Labels are printed at picking and linked to the DESADV through the pallet number. A label printer and scanners cost around EUR 1,500 to 4,000 per dispatch dock.
