The verdict in three sentences
For a customer service team handling more than 150 emails a day, an AI that classifies, extracts data and prepares a draft saves 2 to 3 minutes per message and cuts first response time by a factor of 3. Integration costs €6,000 to €20,000 excl. VAT depending on the number of connectors, and API usage stays modest at €50 to €300 per month. The non-negotiable condition is human approval before sending, with data hosted in the EU.
What the AI actually does in the inbox
The language model does not answer customers on its own. It reads each incoming email, classifies it (order tracking, complaint, quote request, invoice, return), extracts the order or customer number, queries the ERP for the status, then proposes a draft that the agent reviews, edits and sends. Sensitive messages (dispute, legal threat, key account) are routed straight to a human with no draft.
| Email category | Share of volume (typical distributor) | Correct classification rate | Draft usable without edits |
|---|---|---|---|
| Order tracking, delivery time | 35% | 96% | 70 to 80% |
| Price or quote request | 18% | 93% | 40 to 55% |
| Invoice, duplicate, statement | 12% | 95% | 65 to 75% |
| Return, credit note, defective product | 15% | 90% | 35 to 50% |
| Complaint or dispute | 8% | 88% | No draft, human routing |
| Technical product questions | 7% | 85% | 25 to 40% |
| Spam, advertising, off-topic | 5% | 98% | Auto-archived |
Overall, 92% correct classification is a realistic target after two weeks of tuning, measured on a sample of 500 emails labelled by your agents.
Integration and running costs in 2026
| Item (2026 order of magnitude) | Simple version | Connected version | Advanced version |
|---|---|---|---|
| Scope | Triage and tagging in the mailbox | Triage, extraction, draft, ERP lookup | Plus knowledge base, multilingual, dashboards |
| Integration | €6,000 to €9,000 excl. VAT | €10,000 to €15,000 excl. VAT | €15,000 to €20,000 excl. VAT |
| Model API (5,500 emails per month) | €50 to €100 per month | €100 to €200 per month | €200 to €300 per month |
| EU hosting and monitoring | €40 to €80 per month | €80 to €150 per month | €150 to €250 per month |
| Time to go live | 3 to 4 weeks | 5 to 7 weeks | 8 to 10 weeks |
| Connectors | Gmail or Microsoft 365 | Plus ERP or ticketing tool | Plus CRM, product database, Teams or Slack |
API cost depends mainly on email length and attachments. An average email with history costs roughly 1 to 3 cents to process with a capable model. For GDPR compliance, favour hosting in an EU region, a data processing agreement (DPA) with the model provider and the option that excludes your data from training.
Safeguards and rollout
Rollout happens in three stages. Weeks 1 and 2: extraction of 3 months of history, category definition with the agents, routing rules. Weeks 3 to 5: mailbox and ERP connection, observation mode where the AI classifies without acting and accuracy is measured. Weeks 6 and 7: drafts switched on, starting with the two most reliable categories.
Key safeguards: no sending without a human click, a log of every draft and every correction, a confidence threshold below which the email goes to a manual queue, and a monthly error review. The EU AI Act also requires informing customers when they interact with an automated system: with human approval, a mention in the privacy policy is usually enough.
Mini case study
Nadia, customer service manager at an electrical equipment distributor in Nantes, leads 5 agents who receive 250 emails a day. An email takes 6 minutes on average, and first response time reaches 9 business hours.

With a connected version at €13,000 excl. VAT and €250 per month, the AI saves 2.5 minutes per email on average, i.e. 250 × 2.5 = 625 minutes per day, just over 10 hours. That is the equivalent of 1.3 agents, whom she reassigns to phone support and key accounts. At a loaded cost of €40,000 per agent per year, the freed capacity is worth about €52,000 per year. First response time falls to 3 hours and the project pays back in about 3 months.
FAQ
How much does AI email triage cost for customer service?
Allow €6,000 to €20,000 excl. VAT for integration depending on connectors, then €90 to €550 per month in total for API and hosting. For 250 emails a day, the connected version at around €13,000 excl. VAT is the most common.
Can the AI reply to customers on its own?
Technically yes, but we advise against it for a B2B SME. Human approval takes a few seconds per message and avoids price or lead-time errors that can cost a customer.
What accuracy should we expect?
Around 92% correct classification after two weeks of tuning, and 50 to 80% of drafts usable without edits depending on the category. Complaints remain handled by a human.
Does customer data leave the EU?
Not if the architecture is designed for it: application hosted in the EU, model provider processing in an EU region and a no-training clause. These points are written into the data processing agreement.
Do we need to change our email or ticketing tool?
No. The AI plugs into Microsoft 365, Gmail, Zendesk, Freshdesk or an existing shared mailbox. Agents keep working in their usual tool, where the drafts appear.
