Zone-based shipping rates in your online store 2026

The verdict in three sentences

A single flat shipping rate is always wrong: it overcharges the city center and subsidizes the outskirts. Zone-based pricing, calculated automatically at checkout from the address, aligns the price paid with the real cost and protects your margin. Add a free-shipping threshold (say a GHS 400 basket) and you turn shipping fees into a conversion lever rather than a barrier.

Why a flat rate costs you money

Suppose a flat rate of GHS 30. In the city center, real delivery costs GHS 18: you overcharge by GHS 12 and discourage the purchase. In the regions, it costs GHS 120: you lose GHS 90 on every order. A flat rate is doubly losing — it drives away nearby customers and ruins margin on distant ones.

Zoning solves both problems. You split your territory into zones (neighborhood, city, outskirts, regions) and assign each a rate that reflects the last-mile cost.

ZoneIndicative distanceRate 2026Free threshold
Inner city0 - 8 kmGHS 15From GHS 400
Suburbs / outskirts8 - 25 kmGHS 35From GHS 700
Near region25 - 150 kmGHS 70From GHS 1 000
Far region150 km +GHS 130 - 200Not applicable

These rates are a 2026 order of magnitude to align with your real provider costs.

Adding weight and volume to refine

Zone alone is not always enough. A heavy or bulky parcel costs more to transport, even at equal distance. A two-input matrix — zone x weight tier — avoids losing money on heavy items (appliances, bulk packs, furniture).

OutskirtsGHS 35GHS 50GHS 70Quote
Near regionGHS 70GHS 95GHS 140Quote
Far regionGHS 130GHS 170GHS 230Quote

The calculation happens automatically at checkout: the customer enters their address, the store detects the zone, cross-references the basket weight and displays the exact amount. Zero negotiation, zero manual error.

The free-shipping threshold as a basket lever

Free shipping above a threshold is one of the most powerful conversion levers. A customer at a GHS 350 basket will happily add an item to reach GHS 400 and unlock free shipping. You raise the average basket while controlling cost, since free shipping only applies above an amount where your margin absorbs the freight.

Kwame, who runs an online grocery in Accra, applied a flat GHS 30 rate. In the city center, customers abandoned at checkout; in the regions, he lost money on every order. Moving to zoning (GHS 15 inner city, GHS 35 outskirts, GHS 70 regions) with free shipping from GHS 400, his city abandonment rate fell, his average basket rose from GHS 320 to GHS 410 thanks to the threshold, and he no longer loses GHS 90 per regional order. Across 150 monthly orders, the combined effect exceeds GHS 6 000 of recovered margin.

FAQ

Why not just offer free shipping everywhere?

Because you would finance the logistics of your most distant customers out of your margin. Conditional free shipping, above a threshold, is profitable: the higher basket absorbs the freight cost.

How many zones should I define?

Four to five is enough: inner city, outskirts, near region, far region, and optionally a pickup point. Too many zones adds complexity without real gain.

Should I charge by weight on top of zone?

Only if you sell heavy or bulky items. For light fashion or cosmetics, zone alone suffices. For appliances or bulk packs, the zone x weight matrix avoids losses.

Is the automatic calculation hard to set up?

No, if planned from the design stage. The store detects the zone from the address and applies the grid. It is a standard configuration in our e-commerce builds.

What free-shipping threshold should I pick?

An amount about 20 to 30 % above your average basket, to encourage an add-on purchase without eroding margin. If your average basket is GHS 320, a GHS 400 threshold works well.
