The verdict in three sentences
If your in-house operations app produces more than 500 invoices a month and someone is re-keying them into Xero, a custom API connector usually pays for itself within a year. For a London SME, a realistic budget is £15,000 to £30,000 covering invoice sync, open banking reconciliation and proper error handling, with a delivery time of around 6 weeks. The real risk is not technical: it is shipping without a sync log and clear exception rules, which turns saved hours into a month-end hunt for missing invoices.
What manual re-keying costs you today
Take a typical professional services firm in London with £9 to £10 million in revenue. Jobs, timesheets and billing live in an operations app built a few years ago. Every month it generates about 1,200 client invoices, which are exported as PDF or CSV and typed into Xero by an accounts assistant: contact, line items, VAT, due date, purchase order reference.
The fully loaded cost of manual entry, including checks, is around £3.50 to £5 per invoice (2026 ballpark: an accounts assistant in London costs £32,000 to £38,000 a year before employer costs, at 3 to 4 minutes per invoice plus corrections). Hidden costs add up too: chasers sent on invoices already paid, VAT coded wrongly, month-end close slipping by 3 to 5 days.
| Item | Manual process | Monthly ballpark |
|---|---|---|
| Entering 1,200 invoices | 3 to 4 min each | £4,200 to £6,000 |
| Bank reconciliation | Line-by-line matching, 2 days | £700 to £1,000 |
| VAT or contact errors | 2 to 3% of invoices | £250 to £500 to fix |
| Unnecessary chasers | 15 to 25 a month | Client relationship damage |
| Month-end close | Day 8 to day 10 | Late cash visibility |
| Key-person dependency | Absence delays billing | Unquantified risk |
Three technical options and what they cost
Xero offers a mature accounting API for contacts, invoices, payments and bank transactions, with OAuth 2.0 and documented rate limits per tenant. For bank data, UK open banking lets you pull transactions through a regulated aggregator such as TrueLayer, Yapily or Plaid, or rely on Xero's own bank feeds and push matching rules on top.
| Option | Upfront cost | Running cost | Limits |
|---|---|---|---|
| No-code (Zapier, Make) | £1,500 to £4,000 | £80 to £350 a month | Fragile above 500 invoices, thin logging |
| Off-the-shelf integration app | £2,000 to £5,000 | £150 to £500 a month | Rigid mapping to your data model |
| Custom Xero invoice connector | £8,000 to £15,000 | Maintenance contract | Needs a precise spec |
| Open banking reconciliation | £4,000 to £8,000 | Aggregator fees £100 to £400 a month | Matching rules agreed with finance |
| Error handling and sync log | £2,000 to £4,000 | Included | Essential from 1,000 invoices |
| Testing and historical backfill | £1,000 to £3,000 | One-off | Depends on data quality |
At 1,200 invoices a month with deposits, credit notes and mixed VAT rates, no-code tools break quietly: one failed scenario on a Friday night and 60 invoices are missing from Xero on Monday. Custom work costs more upfront but gives the finance director what actually matters: a queue, automatic retries and a dashboard of failures.
What a reliable connector must do
A serious connector does more than push data. It must guarantee that every invoice raised in your ops app exists exactly once in Xero, against the right contact and VAT code.
Put these in the spec. An idempotency key per invoice, so a retried sync never creates a duplicate. A mapping table between your client and product codes and Xero's, kept in sync automatically. A queue with retries that respects Xero's rate limits and tries 3 to 5 times before alerting. A searchable sync log that the finance team can read without calling a developer.
On the banking side, reconciliation runs on rules: exact amount, invoice number in the payment reference, small tolerance for fees. Well-tuned rules auto-match 80 to 90% of receipts and push the rest into an exceptions list.
A typical plan fits in 6 weeks: one week of scoping with finance, two weeks on the Xero connector, one week on open banking reconciliation, one week running in parallel on a real month, one week of cutover and training. Mini case study
Priya, finance director of a facilities services firm in London (£9.5 million revenue, 80 staff), gets the project quoted. The selected quote totals £26,000: £12,000 for the Xero connector, £6,000 for open banking reconciliation, £3,500 for error handling and logging, £2,000 for testing and backfill, and about £2,500 of internal time.
Before the project, invoicing costs 1,200 × £4.25 = £5,100 a month. After cutover, 85% of invoices flow without intervention. The 180 exceptions cost about £765 and the monthly review takes 2 days, roughly £900. Residual cost is about £1,665 a month, a gross saving of £3,435. After £500 a month for maintenance and aggregator fees, the net saving is about £2,935. Payback lands at £26,000 / £2,935 = about 9 months, and month-end close moves from day 9 to day 3.
FAQ
Can the Xero API handle invoices with mixed VAT rates?
Yes, each line item carries its own tax type, which covers 20%, 5% and zero-rated lines. You still need a clean product mapping, otherwise 2 to 3% of invoices will be coded wrongly.
Do we need FCA authorisation to use open banking data?
Not if you go through a regulated aggregator that holds the account information permission; you act as its client. Expect £100 to £400 a month in fees at SME volumes, and a consent renewal every 90 days depending on the bank and provider.
What happens when Xero is down or rate-limited?
Invoices wait in the queue and are retried automatically, typically 3 to 5 spaced attempts. Nothing is lost, and finance gets an alert if an invoice is stuck for more than 24 hours.
When does it pay back?
At 1,200 invoices a month, expect 7 to 11 months depending on the automation rate. Below 300 invoices a month, a no-code setup at £1,500 to £4,000 is usually the smarter call.
Who maintains the connector after go-live?
APIs change once or twice a year and old versions get deprecated. A maintenance contract covers failure monitoring and version upgrades, so nothing breaks silently during month-end.
