The verdict in three sentences
A poorly run redesign loses 20 to 40% of SEO traffic within three months, and this happens in 60% of cases for lack of a plan. A rigorous 2026 migration plan (URL mapping, 301 redirects at 800-2,500 EUR, tag preservation, before/after crawl, 3-month monitoring) limits the loss to under 5% and recovers the original level within 6 to 8 weeks. The cost difference between a "safe" redesign and a reckless one is small; the outcome difference is enormous.
The 6 steps of a controlled SEO migration
| Step | Action | 2026 cost (EUR) | Timeline |
|---|---|---|---|
| 1. URL mapping | Full export of old site + traffic/URL | 400 - 900 | 2 - 4 days |
| 2. 301 redirect plan | Old -> new URL mapping | 800 - 2,500 | 3 - 7 days |
| 3. On-page preservation | Titles, metas, headings, structure | 600 - 1,500 | 4 - 8 days |
| 4. Before/after crawl | Screaming Frog + comparison | 300 - 700 | 1 - 2 days |
| 5. Technical QA | 404s, loops, hreflang, sitemap | 500 - 1,200 | 2 - 4 days |
| 6. 3-month monitoring | GSC, rankings, logs | 350 / mo | 3 months |
The most critical item is the redirect plan: every indexed old URL must 301 to its closest equivalent, never en masse to the home page.
Why redesigns lose traffic
| Common mistake | Traffic impact | Fix |
|---|---|---|
| Missing redirects or 302s | -15 to 30% | Systematic 301s, 404 audit |
| All URLs to the home page | -25 to 40% | 1:1 mapping by intent |
| Lost title/meta tags | -10 to 20% | Reuse + on-page improvement |
| Content trimmed "to look clean" | -10 to 25% | Keep content that performs |
| robots.txt block left in prod | -80 to 100% | Go-live checklist |
| Broken hreflang (multilingual) | -10 to 20% / language | Dedicated hreflang QA |
Most losses come from avoidable errors, not from the design change itself.
The typical timeline of a successful migration
| Phase | Week | Key deliverable |
|---|---|---|
| Preparation | W-3 to W-1 | Validated mapping + 301 plan |
| Pre-prod QA | W0 | Error-free staging crawl |
| Cutover | Day 0 | Go-live + sitemap submitted |
| Close watch | W+1 to W+2 | Fixing residual 404s |
| Stabilization | W+3 to W+8 | Return to traffic level |
| Review | W+12 | No-loss report |

Mini case study
Karim runs a B2B e-commerce site for industrial parts in Lyon, with 3,200 indexed URLs and 45,000 organic visits/month. Without a plan, a 30% loss would cost about 13,500 visits/month, i.e. at 1.8% conversion and a 320 EUR basket, 77,000 EUR in annual revenue gone. He invests 2,200 EUR in a full migration plan + 350 EUR/month of monitoring over 3 months. Result: maximum 4% loss in week 2, return to the original level in week 7. A 3,250 EUR investment that protects 77,000 EUR in revenue.
FAQ
Should I keep the old URLs if possible? Yes, the best migration is the one that changes the fewest URLs. If the structure can be preserved, keep it and focus on design and performance.
301 or 302 for redirects? Always 301 (permanent) to transfer SEO "juice". A 302 (temporary) does not pass authority durably and causes rankings to drop.
How long should redirects be kept? At least 12 months, ideally permanently. Google can recrawl old URLs long after the cutover.
When does traffic come back? Expect 6 to 8 weeks for a clean migration. An initial dip of a few days is normal while Google recrawls and reindexes.
Can I migrate without an SEO agency? Technically yes, but the risk is high. The cost of a plan (800-2,500 EUR) is marginal against a potential loss of tens of thousands of euros in revenue.
