The verdict in three sentences
A cybersecurity firm in Hong Kong sells to CISOs and CIOs who still search Google for a penetration testing or incident response provider, but who increasingly ask AI assistants like ChatGPT to draw up a first list. SEO remains the most measurable channel for urgent and local requests, while AEO/GEO weighs on shortlisting, when the buyer compares skills and certifications. For most firms the right decision does not pit one against the other: it sets an order and a budget split, measured on dated data.
Two channels, two logics
SEO works on queries typed into Google, such as "penetration testing Hong Kong" or "網絡安全公司 香港". AEO/GEO targets the answers AI assistants give to longer questions, for instance "which Hong Kong providers hold CREST accreditation for penetration testing and run a 24/7 incident response team?". The ranges below reflect typical agency quotes in Hong Kong and Asia-Pacific, as a 2026 ballpark; the AEO/GEO market is new and its prices still vary widely.
| Criterion | SEO | AEO/GEO |
|---|---|---|
| What it targets | Positions on Google queries, in English and Traditional Chinese | Accurate mention of the firm in AI assistant answers |
| Usual time to effect | 4 to 9 months on service queries | 3 to 6 months, highly variable by source |
| Market budget (USD) | 2,500 to 7,000 a month, approx. 19,500 to 54,600 HKD | Diagnostic of 1,500 to 4,000, approx. 11,700 to 31,200 HKD |
| Metrics | Impressions, clicks, enquiries from Search Console and the CRM | Share of answers citing the firm, accuracy, sources cited |
| Main risk | Traffic with no qualified enquiries | Firm cited but described wrongly (certification, services) |
| Content needed | Pages by service and sector, bilingual | Consistent public facts, mentions by credible third parties |
What buyers ask, and why your firm appears or not
Hong Kong buyers look for specific services: penetration testing, outsourced security operations centre (SOC), incident response, compliance work. Subsidiaries of European groups add NIS2, and financial entities DORA; local banks supervised by the HKMA have their own expectations. They check certifications (CREST, ISO 27001) and whether an emergency hotline exists. An AI assistant only cites a firm accurately if those facts are written clearly, in the same way across the website, professional directories and third-party publications, and kept current. A certification that has lapsed but is still displayed soon becomes a wrong answer repeated to prospects.
The rule is simple: display only the certifications, accreditations and areas of work actually held, and never name a client or an incident without written permission. Forms and mailing lists fall under the Personal Data (Privacy) Ordinance (PDPO), overseen by the PCPD. This is not legal advice.
Where to invest depending on your situation
| Situation | Suggested priority | Why |
|---|---|---|
| Young, little-known firm | SEO first, on 3 or 4 key services | AI assistants rely on public traces that do not exist yet |
| Established brand, strong word of mouth | AEO/GEO first, then targeted SEO | The firm exists; check how AI assistants describe it |
| Financial and regulated clientele | Both, with a compliance review | Buyers cross-check everything; one error is costly |
| Limited budget (under 3,000 USD a month) | AEO/GEO diagnostic, then SEO on incident response | Urgent requests convert fast |
| Expansion to mainland China or Southeast Asia | Bilingual SEO, AEO/GEO later | Traditional Chinese queries need dedicated pages |
| Business mostly through tenders | AEO/GEO and proof pages | Buyers build their list before issuing the tender |
A serious diagnostic covers, in broad terms: what AI assistants answer today to 30 to 60 buyer questions, the state of service pages in English and Traditional Chinese, the consistency of public information and the gaps against your competitors. At Kolonell this diagnostic is on quote.
How to measure each channel
For SEO, Search Console and the CRM are enough: impressions and clicks by service, qualified enquiries by page, time from first visit to enquiry. For AEO/GEO, the only honest measure is a dated record of answers to the same questions, asked at regular intervals: share of answers citing the firm, accuracy of the facts, sources drawn on. Also ask every new prospect how they built their list; "an AI assistant" comes up more and more often on first calls. No serious provider promises a ranking or a recommendation by an AI assistant.

Illustrative example: Harbourline Security, 25 people in Hong Kong, penetration testing and outsourced SOC. Planned annual budget: 60,000 USD. Split: 3,500 USD a month for SEO, so 42,000 USD; a 4,000 USD AEO/GEO diagnostic plus 4 quarterly records at 1,500 USD, so 10,000 USD; 8,000 USD of bilingual pages. Total: 42,000 + 10,000 + 8,000 = 60,000 USD. If one SOC contract is worth 120,000 USD a year, a single contract won covers the budget twice. This is a working assumption, not a forecast.
FAQ
Has SEO been overtaken by AI assistants like ChatGPT?
No. Urgent requests, such as incident response, still go largely through Google, and AI assistants partly draw on well-ranked pages. An SEO budget of 2,500 to 7,000 USD a month remains the base for most firms.
How much does an AEO/GEO diagnostic cost in Hong Kong?
As a 2026 ballpark, 1,500 to 4,000 USD, roughly 11,700 to 31,200 HKD. The price depends on the number of questions recorded and on covering both languages.
Do we need pages in Traditional Chinese?
Yes if you target local companies: many decision makers search in both languages. A bilingual service page costs roughly 400 to 1,000 USD per language as a 2026 ballpark.
Can we name our clients and engagements?
Only with written permission, and without any detail that could identify an incident. One anonymised case study approved by the client is worth more than 10 logos with no context.
How soon will we see results?
Allow 4 to 9 months for SEO on service queries, 3 to 6 months to see AI answers shift. Both are tracked through monthly or quarterly records.
