Digital Africa

The verdict in three sentences

A chain of 7 gyms and 9,000 members still running standalone badge access and class bookings over WhatsApp loses money on two fronts: membership sharing and silent cancellations. A custom platform combining a member app, class booking, recurring billing and QR access control costs about USD 29,000 to 64,000 excl. tax depending on scope (90,000 to 200,000 TND in our Tunis reference project). The return comes first from churn falling by about 4 points, measurable from month three.

Why multi-site chains are moving to dynamic QR codes

Across the city, multi-site chains have often stacked a point-of-sale tool, RFID badge turnstiles and one WhatsApp group per coach. The outcome: no consolidated view of attendance, badges lent between friends and group classes overbooked at 6 pm.

Criterion (2026 order of magnitude)Standalone RFID badgeDynamic QR code in the app
Credential cost per memberUSD 1.30 to 2.60 per badgeUSD 0
Observed membership sharing6 to 10% of membersunder 1% (code refreshed every 30 s)
Reader per access pointUSD 380 to 800USD 290 to 580 (QR reader wired to the turnstile)
Multi-site accessmanual configurationautomatic by plan
Blocking on failed paymentmanual follow-upinstant after a failed charge
Attendance dataexport per gymreal-time consolidated dashboard
Replacement when lostUSD 3 and a front desk visitnew login from the phone

Across 9,000 members, bringing sharing down from 8% to 1% removes about 630 fraudulent entries, some of which convert into new memberships.

Project scope and budget

Module2026 budget excl. tax (USD)Indicative timeline
iOS and Android member app (profile, QR, history)8,000 to 16,0008 to 12 weeks
Class booking with waitlist and quotas4,800 to 11,0006 to 8 weeks
Recurring billing and failed-payment handling4,800 to 11,0006 to 10 weeks
QR access control wired to turnstiles in 7 gyms6,400 to 14,400 (hardware excluded)6 to 10 weeks
Multi-site back office and dashboard3,200 to 8,0004 to 6 weeks
Migration of 9,000 members and staff training1,600 to 3,2002 to 3 weeks
Total29,000 to 64,0005 to 8 months

The main cost driver is recurring billing. Card-on-file charging through a local gateway is simpler to integrate than direct debit, but the share of members with a card enabled for online payments should be checked against your base. A mixed mode, card plus monthly payment at the desk with automatic reminders, is often the right compromise in year one.

What actually reduces churn

Monthly churn in a fitness chain commonly sits between 5 and 8%. Three features explain most of the drop seen after launch:

  • Inactivity alert: a member who has not visited for 14 days gets a notification with a recommended class and a named coach.
  • Guaranteed booking: the automatic waitlist removes the frustration of full classes, the top complaint at peak hours.
  • Immediate failed-payment reminder: the member can settle in two taps before access is cut.

Mini case study

Samuel, CEO of a 7-gym chain, has 9,000 members paying about USD 37 a month on average. He launches a project at USD 48,000 excl. tax.

You are :
  • Churn before the project: 7% a month, or 630 cancellations.
  • Churn after six months: 3%, or 270 cancellations, so 360 members retained each month. Conservative assumption: only 40% of that gap is due to the platform, i.e. 144 members retained per month.
  • Dues retained: 144 × 37 = USD 5,330 a month on the avoided cancellation flow.
  • Payback: 48,000 / 5,330 = about 9 months, counting only this monthly flow, without the cumulative effect of retained members or the fraud avoided.

FAQ

Can the QR code work without internet in the gym?

Yes, the reader can validate a signed QR offline for several hours, then sync entries. This mode is recommended because a 30-minute outage at peak time would block 200 to 300 entries.

Do we need to replace our current turnstiles?

Rarely. In most cases a USD 290 to 580 QR reader plugs into the existing turnstile's dry contact. Full replacement is only justified for equipment over 10 years old.

How do we handle members who pay at the front desk?

Staff record the payment in the back office, which extends the QR immediately. In 2026, 30 to 50% of members in some markets still pay this way, so the platform must handle both modes from day one.

Is member data protected?

The project complies with the local data protection law (PDPA in Singapore, the 2004 organic law in Tunisia). Data is encrypted, and back-office access is restricted by role and by gym.

Can we start with a single gym?

Yes, a 6 to 8 week pilot in one gym is recommended. It costs 20 to 30% of the total budget and validates the member journey before rolling out to all 7 sites.
