The verdict in three sentences
A failed payment is not necessarily a lost customer: in 90% of technical-failure cases, the same buyer succeeds when immediately re-routed to another provider. A payment cascade (Paystack -> Flutterwave -> mobile money) turns a 91% checkout into a 96% checkout, recovering 8 to 14% of transactions. The marginal cost (0.3 to 0.6% per retry) is trivial against the revenue saved.
Why a single provider is no longer enough
In Lagos, the real availability of a payment gateway shifts with the hour, network load and buyer balance. Each provider has its own authorization rate, and none reaches 100%. A cascade defines a priority order: you try the best-performing provider, and on an eligible failure you switch to the next in under 90 seconds.
| Provider (Lagos) | Single success rate | Average fee | Response time |
|---|---|---|---|
| Paystack (cards) | 91% | 1.5% | 3-8 s |
| Flutterwave | 89% | 1.4% | 5-12 s |
| MTN MoMo NG | 87% | 1.5% | 6-15 s |
| OPay | 88% | 1.5% | 5-10 s |
| 3-level cascade | 96% | +0.3-0.6% | +30-90 s |
In Abidjan the same logic applies across mobile money rails: Wave posts a 92% success rate, MTN MoMo 88%, Moov 84%, but combined routing climbs to 97%.
Which failures to retry, and when
Not every error is equal. A network timeout deserves an instant retry on the same or another provider; insufficient funds will not resolve by retrying a second later.
| Decline reason | Cascade action | Delay before retry | Recovery rate |
|---|---|---|---|
| Provider timeout | Switch to next provider | 30 s | 60-70% |
| Service unavailable | Switch to next provider | 45 s | 55-65% |
| Wrong PIN | Same provider, re-enter | 60 s | 40-50% |
| Insufficient funds | SMS nudge, deferred retry | 24 h | 20-30% |
| Daily limit reached | Offer another provider | Immediate | 35-45% |

Mini case study
Ibrahim runs an online sneaker shop in Lagos with 900 orders/month at an average basket of 35,000 FCFA (about 22 EUR), i.e. 31,500,000 FCFA in attempted volume. Single-provider at 91% he captures 819 orders and loses 81 orders (2,835,000 FCFA). With a cascade lifting success to 96%, he captures 864 orders: 45 recovered sales, or 1,575,000 FCFA/month extra. The retry surcharge (0.5% on those 45 transactions) costs roughly 7,900 FCFA. Instant payback.
FAQ
Does a cascade double the risk of double charging? No, provided each attempt uses a unique idempotency key and you only chain after a confirmed definitive failure. A confirmation webhook closes the transaction before any retry, which eliminates over 99% of duplicates.
How long does the buyer wait? A well-designed fallback adds 30 to 90 seconds in the worst case, with a clear message ("Retrying via another provider..."). Beyond 90 s, offer a deferred payment link instead.
Do you need three providers from the start? Two capture most of the gain: moving from 1 to 2 providers already recovers 6 to 9% of transactions. The third level adds another 2 to 4%.
Is it compatible with card payments? Yes: cards can be the last link in the cascade for international or diaspora customers, via Stripe, with a 2026 card authorization rate around 85%.
