The verdict in three sentences

For a beverage distributor running 40 sales reps across 6,000 outlets, orders taken on paper or by chat cost money: lost orders, wrong quantities, discounts given to the wrong customer. An offline field ordering app built as a PWA, with automatic sync when signal returns, customer-specific pricing and promotions and geotagged visits, costs roughly 50,000 to 90,000 SGD in 2026, delivered in 14 weeks. The goal is to recover the 12 percent of orders that are lost or mis-keyed today and to lock down discounts within the first quarter.

What informal ordering costs

In Singapore, a rep may visit 20 to 25 provision shops, coffee shops, hawker stalls and F&B outlets a day, plus wholesale customers in industrial estates. Orders are noted on paper or sent as WhatsApp photos, then keyed in at the office. Some go missing, some are read wrongly, and some arrive a day late, by which time the outlet has ordered from a competitor. Trade promotions and contract prices are applied from memory.

Signal is good across the island but drops in basement loading bays, cold rooms and some older shophouses, so an app that needs a live connection fails at the worst moment. An offline-first PWA on standard Android or iOS phones avoids that.

The essential features

The core is offline ordering: full catalogue with images, prices and promotions stored on the phone, a basket and on-screen customer signature. Orders save locally and sync automatically, with no action from the rep, as soon as signal returns. Conflicts are resolved on the server, for example when a price changed in the meantime.

Next come customer-specific pricing and promotions: each outlet has its channel (retail, wholesale, HoReCa), contract prices and credit limit, and the app blocks an order above that limit. Geotagged visits verify routes, measure coverage of the 6,000 outlets and help redraw territories. Collections by PayNow or card can be recorded on delivery with a receipt sent by SMS, with GST shown correctly.

Sales force SaaS tools cost 30 to 80 USD per rep per month, roughly 14,400 to 38,400 USD a year for 40 reps, often with limited offline mode and rigid promotion rules. A custom web application gives full control of your commercial rules.

A 14-week plan

Weeks 1 and 2 cover scoping: catalogue, price lists, promotion rules and territories. Weeks 3 to 9 build the PWA and sync. Weeks 10 to 12 integrate the ERP and dashboard. Weeks 13 and 14 run a pilot with 5 reps in two territories, including a deliberate no-signal test, then roll out to all 40.

Wei Ling, sales director of a beverage distributor in Singapore, has 40 reps each taking 22 orders a day, 22 days a month: 19,360 orders a month at an average of 450 SGD, about 8.7 million SGD of monthly sales. She estimates 12 percent of orders have a problem and a third of those are truly lost: 774 orders, or 348,000 SGD of sales a month. At a 12 percent gross margin, that is about 41,800 SGD of monthly margin.

Removing unearned discounts worth 0.5 percent of sales adds about 43,600 SGD. Together that is close to 85,000 SGD a month. For an app at 70,000 SGD, payback is about one month, to be checked against her own numbers.

FAQ

Why a PWA rather than a native app?

A PWA installs from a link, updates without app store review and works offline through local storage. It usually costs 20 to 30 percent less than an equivalent native app.

How many orders can be stored offline?

A standard smartphone easily holds several hundred orders and a 500-SKU catalogue with compressed images, so a full day without signal is not a problem.

What if a price changes while the rep is offline?

On sync, the server checks which price list version was used. Depending on your rule, the order is accepted at the old price or flagged to a supervisor.

Will reps accept location tracking?

Location is recorded only at visit and order time, not continuously. A clear policy under the PDPA and a half-day training session are usually enough.

Can the app connect to our current ERP?

Yes, by API or scheduled file exchange. Integration is about 15 percent of the budget and should be tested on at least two weeks of real orders.
