The verdict in three sentences
Zapier and Make remain unbeatable for getting started and for simple flows under 10,000 tasks a month. Above 50,000 monthly tasks, or when a critical flow (invoicing, stock, orders) breaks more than once a month, custom integration becomes cheaper and more reliable. The right 2026 answer is often hybrid: custom code for the 5 vital flows, no-code for the rest.
The 40 Zapier scenario trap
A Berlin distribution or services SME nearly always starts the same way: a first Zap pushing website forms into the CRM, a second one creating invoices in Lexoffice or sevDesk, a third one pinging the team on Slack. Three years later there are 40 scenarios built by three different people, one of whom has left. The bill reaches 600 EUR a month and one scenario fails every week, often silently.
The causes are well known: a third-party API change, a task quota exceeded at month end, a renamed CRM field, no automatic retry on error. The hidden cost then far exceeds the subscription: orders not transmitted, duplicate invoices, hours spent debugging.
| 2026 criterion | Zapier | Make | Custom |
|---|---|---|---|
| Subscription or upfront cost | 20 to 800 USD a month by task volume | 10 to 300 EUR a month by operations | 5,000 to 20,000 EUR net, one-off |
| Recurring cost | volume based | volume based | 50 to 200 EUR a month hosting |
| Setup time | a few hours | a few hours to 2 days | 3 to 8 weeks |
| Error handling and retries | basic | decent | complete, logged |
| High volume (100,000+ tasks) | very expensive | expensive | near-fixed cost |
| Lock-in | strong platform dependency | strong platform dependency | client owns the code |
Where the switching point lies
The calculation is done flow by flow, not globally. A flow handling 200 form submissions a month has no reason to leave Zapier. Stock synchronisation between an ERP and a web shop, however, triggers a task on every change and can consume 40,000 tasks a month on its own.
| Monthly task volume | Indicative Zapier cost | Indicative Make cost | Custom amortised over 3 years |
|---|---|---|---|
| 2,000 | 30 to 70 USD | 10 to 20 EUR | 200 to 400 EUR a month |
| 10,000 | 100 to 250 USD | 30 to 60 EUR | 200 to 400 EUR a month |
| 50,000 | 400 to 600 USD | 100 to 200 EUR | 250 to 450 EUR a month |
| 100,000 | 700 to 800 USD and up | 200 to 300 EUR | 250 to 450 EUR a month |
| 500,000 | enterprise plan, quoted | 800 EUR and up | 300 to 500 EUR a month |
2026 ballpark figures excluding staff time. The amortised custom cost includes 8,000 to 12,000 EUR of development spread over 36 months, plus hosting. The deciding factor is often criticality: an invoicing flow that breaks costs more than any subscription.
The hybrid method that works
Step one: inventory the 40 scenarios with volume, failure rate and business impact. In most cases 5 to 8 flows account for 80 % of volume and incidents. Those are rewritten in code as a small integration service hosted in Germany or the EU, with a queue, automatic retries and email alerts, which also simplifies GDPR documentation. The remaining 30 low-volume scenarios stay on Make, usually cheaper than Zapier for the same use. The code and documentation belong to the company, removing dependency on one person.
Mini case study
Jonas, managing director of a 30-person industrial supplies trader in Berlin, pays 600 EUR a month for 40 Zapier scenarios and about 70,000 monthly tasks. He records 4 failures a month, each costing on average 3 hours of diagnosis and repair at 55 EUR an hour, so 660 EUR a month of hidden cost. Real total: 1,260 EUR a month, or 15,120 EUR a year.

Hybrid scenario: 6 critical flows rewritten for 12,000 EUR net, hosting at 120 EUR a month, and 34 scenarios moved to Make at 60 EUR a month. Failures drop below one a month, about 165 EUR of hidden cost. New recurring cost: 345 EUR a month, or 4,140 EUR a year. Annual saving: 10,980 EUR. The build pays back in about 13 months, then the saving is net.
FAQ
Is Make really cheaper than Zapier?
For equivalent volume, Make often costs 2 to 4 times less in 2026 because it bills per operation with more generous tiers. It does take 1 to 2 extra days to learn.
How many scenarios before we need a developer?
Count matters less than volume and criticality. Above 50,000 tasks a month, or once an invoicing or stock flow breaks more than once a month, custom code is justified.
What if the developer disappears?
The code must be delivered into a repository owned by the company, with documentation and tests. Another provider can then take over in 2 to 5 days.
Can we keep Zapier for small flows?
Yes, and it is often recommended. A Zapier plan at 20 to 70 USD a month is enough for a few hundred non-critical tasks.
How long does migration take?
For 5 to 8 critical flows, plan 3 to 8 weeks, including a 2 week parallel run to compare results.
