The verdict in three sentences
A first release of an SME web application usually takes 4 to 10 two-week sprints, or 2 to 5 months of development. At 6,000 to 15,000 EUR per sprint (about 5,100 to 12,800 GBP) depending on team size, the budget for a first version lands between 24,000 and 150,000 EUR, and it is the number of sprints, not the method, that sets it. Agile only works if the business owner or a delegate spends 2 to 4 hours per week on the project and attends every end-of-sprint demo.
What the agency is selling you when it says "agile"
In most proposals, "agile" means a variant of Scrum: work is split into fixed-length sprints, each ends with a demo of working software, and priorities are reviewed between sprints. For an SME, the benefit is simple: you see your application progress every two weeks instead of discovering the result after four months.
| Scrum ceremony | Frequency | Duration | SME attendance |
|---|---|---|---|
| Sprint planning | Start of each sprint | 1 to 2 h | Product owner required |
| Daily stand-up | Every day | 15 min | Optional |
| Backlog refinement | Once per sprint | 1 h | Product owner required |
| Demo (sprint review) | End of each sprint | 1 h | Product owner + 1 or 2 key users |
| Retrospective | End of each sprint | 45 min | Optional |
| Total client involvement | Per week | 2 to 4 h | A single decision-maker |
The key client-side role is the product owner. In a 40-person SME, it is often the owner or an operations manager. If that person is unavailable, the development team makes decisions in their place, and that is where agile projects go off track.
How many sprints by type of application
The number of sprints depends on the number of user journeys and integrations. The estimates below assume a team of 2 to 3 people (developers and project manager) and two-week sprints.
| Type of application (2026 ballpark) | Sprints for v1 | Duration | Budget at 6,000 EUR per sprint | Budget at 15,000 EUR per sprint |
|---|---|---|---|---|
| Simple internal tool (forms, tables) | 4 | 2 months | 24,000 EUR | 60,000 EUR |
| Client portal with logged-in area | 5 to 6 | 2.5 to 3 months | 30,000 to 36,000 EUR | 75,000 to 90,000 EUR |
| Business tool with mobile app | 6 to 8 | 3 to 4 months | 36,000 to 48,000 EUR | 90,000 to 120,000 EUR |
| Platform with payments and ERP integrations | 8 to 10 | 4 to 5 months | 48,000 to 60,000 EUR | 120,000 to 150,000 EUR |
| Sprint 0 for discovery (recommended) | 1 | 2 weeks | 6,000 EUR | 15,000 EUR |
| Stabilization sprint before go-live | 1 | 2 weeks | 6,000 EUR | 15,000 EUR |
Two lines are often missing from quotes: sprint 0, used to shape the backlog and architecture, and the stabilization sprint before go-live. Leaving them out underestimates the project by 15 to 25 %.
Agile does not mean an open-ended budget
The most common criticism of agile is the lack of a final price. That is true if the contract bills sprints with no limit. It stops being true once you set a sprint envelope and a prioritized backlog: you deliver what fits in the envelope, starting with what brings the most value.
| Contract model | Principle | Benefit | Risk |
|---|---|---|---|
| Rolling sprints | Each sprint billed on demand | Maximum flexibility | No budget cap |
| Fixed sprint envelope | Sprint count frozen, scope adjusted | Known budget | Secondary features postponed |
| Fixed price per release | Fixed price for a feature set | Known price and content | Less adaptability |
| Envelope + exit clause | Can stop after any sprint | Risk limited to one sprint | Requires code delivered every sprint |
| Midpoint checkpoint | Go / no-go review after 50 % of sprints | Room to rebalance | Requires real owner availability |
The combination that best protects an SME in 2026: a fixed sprint envelope, an exit clause after each sprint and the code pushed to your own repository at every demo.

Emma, managing director of a 40-person solar panel installation company in London, wants a job-site tracking tool with a mobile app for her crews. The agency estimates 7 development sprints, plus sprint 0 and a stabilization sprint, so 9 sprints at 9,500 EUR: 85,500 EUR over 4.5 months.
Emma negotiates a 9-sprint envelope and appoints her operations manager as product owner, at 3 hours per week (about 60 hours over the project). At the end of sprint 5, the demo shows that the planned quoting module is not used by field crews: she swaps it for job-site photo management at no extra cost. Based on an internal estimate of 6 hours saved per week per site manager (5 managers, loaded hourly cost of 38 EUR), the tool saves about 1,140 EUR per week, for a payback of roughly 75 weeks.
FAQ
How long is a sprint in a web app project?
The 2026 norm is 2 weeks. One-week sprints suit small adjustments, while 3 to 4 weeks slow down feedback and raise the risk of heading in the wrong direction.
How much does a development sprint cost?
Plan 6,000 to 15,000 EUR for a two-week sprint, depending on team size (2 to 4 people) and the agency's day rate. A discovery sprint 0 is usually billed at the same rate.
How much time must the client spend on the project?
About 2 to 4 hours per week for the product owner: planning, backlog refinement and the demo. Below that, decisions get made by default and the first release risks missing its target.
Can you stop an agile project midway?
Yes, if the contract includes an exit clause after each sprint and the code is delivered at every demo. Your maximum risk is then limited to the cost of one sprint, 6,000 to 15,000 EUR.
Is agile more expensive than a fixed-price project?
Not necessarily: for the same scope, the cost is similar. The difference is that agile lets you redirect 20 to 30 % of the scope mid-project toward the features people actually use.
