Empty backhaul truck load board MVP in Amsterdam: 2026 budget

Digital Africa

The verdict in three sentences

European road freight still runs roughly 20 % of truck kilometres empty, and the gap is worst on backhaul legs from inland hubs back to the Dutch ports. A credible backhaul load board MVP with carrier vetting, GPS tracking and escrowed payment costs, as a 2026 order of magnitude, 60,000 to 100,000 EUR and takes about 14 weeks. The business works if you take a 3 to 6 % commission per load and reach several hundred matched loads per month in year one.

Why a niche backhaul board still has room in 2026

The Netherlands already has large generalist freight exchanges with subscription pricing around 150 to 300 EUR per user per month (2026 order of magnitude). They are crowded, price-driven and full of loads that are already taken by the time a small carrier sees them. A new entrant wins on a narrow lane and a sharper promise: for example, guaranteed backhaul from the Ruhr, Antwerp or northern France back to Rotterdam and Amsterdam, for vetted carriers only, with payment within 48 hours instead of 30 to 60 days.

For a carrier, an empty return from Duisburg to Rotterdam costs fuel, road toll, driver time and vehicle wear with zero revenue. On a 40-tonne tractor-trailer, that easily reaches 250 to 400 EUR per leg. Filling even half of those legs changes fleet margin.

Your platform has to remove three frictions: finding the right load at the right time, trusting an unknown carrier, and getting paid fast.

Many Dutch fleets already run telematics. Integrating one or two telematics APIs often beats forcing drivers to install another app, and it raises carrier adoption noticeably.

Commission economics

A 3 to 6 % commission is accepted when the board brings a load the carrier would not have found and when payment is guaranteed. Below 3 %, you do not cover vetting and claims. Above 6 %, shipper and carrier swap phone numbers after the first job. Your anti-leakage tools are escrow, included cargo insurance, public ratings and fast payout, which most small carriers value more than the commission itself.

Sarah, founder of a logistics start-up in Amsterdam, builds an MVP for 80,000 EUR. Average backhaul load value: 650 EUR. Commission: 5 %, so 32.50 EUR per load.

  • Months 1 to 3: 200 loads per month, so 6,500 EUR monthly commission.
  • Months 4 to 12: 600 loads per month, so 19,500 EUR monthly commission.
  • Net margin after ops, payment fees and marketing: about 40 %, so 7,800 EUR per month from month 4.

Year-one cumulative net margin: 3 × 2,600 + 9 × 7,800 = 78,000 EUR, close to the full MVP cost before any funding round. For a carrier, filling two extra backhauls a week at 650 EUR brings about 5,000 EUR net of commission per month per truck.

FAQ

How long does it take to launch a backhaul load board?

About 14 weeks for a full MVP, including 2 weeks of discovery and 2 weeks of pilot on real lanes. Going under 10 weeks usually means dropping tracking or escrow.

Do we need a freight forwarder licence in the Netherlands?

Pure matchmaking is generally treated as a digital intermediary, but once you take payment and guarantee delivery, liability and licensing questions arise. Budget 2,000 to 5,000 EUR for legal advice before launch.

How do we vet carriers?

Check the Community licence, insurance certificate, VAT number and vehicle details. Expect 10 to 15 % of applications to fail the first review, which protects the platform's reputation.

Should we build our own app or use telematics?

Use telematics APIs where fleets already have them and a light driver app for the rest. Integrating two providers typically covers a large share of mid-sized Dutch fleets.

Which commission rate should we start with?

Start around 3 to 4 % for the first quarter to drive adoption, then move to 5 or 6 % once escrow and insurance are live. Above 6 %, leakage rises sharply.
