Delivery note OCR and AI extraction for a logistics firm in Berlin (2026)

Digital Africa

The verdict in three sentences

For a haulier with 70 trucks in Berlin handling 9,000 deliveries a month, a photo, OCR, AI check and automatic invoicing pipeline for delivery notes costs, as a 2026 order of magnitude, EUR 18,000 to 35,000, then EUR 0.05 to 0.10 per document processed. Invoices go out within 48 hours instead of 10 days, which frees several hundred thousand euros of cash and shortens your days sales outstanding. The hard part is not reading characters: it is handling exceptions, the 8 to 12 % of notes that are crossed out, incomplete or signed with reservations.

What the pipeline costs, module by module

Today, signed delivery notes travel back to the depot in the truck cab, sometimes crumpled, sometimes lost, and three clerks re-key them into the transport management system. Invoicing waits until the last note of the month has arrived. The automated pipeline reverses this: the driver photographs the signed note at the customer's site, and the document is read, checked and ready to invoice within the hour.

ModuleCore versionFull version
Driver photo app, offline modeEUR 3,000EUR 6,000
OCR and AI extraction (number, customer, quantities, signature, reservations)EUR 5,000EUR 9,500
Matching against TMS transport ordersEUR 3,000EUR 6,000

Invoice generation and accounting export (DATEV, ERP)EUR 3,000EUR 5,500
Archiving, search and audit trailEUR 1,000EUR 2,000
Testing and go-live supportEUR 1,000EUR 2,000
TotalEUR 18,000EUR 35,000

The core version handles a single delivery note format. The full version handles shippers' own notes, often printed on their templates, as well as CMR consignment notes and pallet exchange documents.

Cost per document by method

The unit cost shows why manual entry no longer works at this volume. Orders of magnitude for Germany in 2026.

MethodCost per documentProcessing timeError rateLimit
Manual re-keying at the depotEUR 0.60 to 0.903 to 10 days2 to 4 %Depends on the paper note coming back

Same pipeline with outsourced validationEUR 0.12 to 0.20under 4 hoursunder 0.5 %Dependence on a provider

The AI check does not replace people on disputed cases. It sorts: 88 to 92 % of notes go straight to invoicing, the rest land on a screen where a clerk decides in under a minute, photo in hand.

What changes for cash and disputes

Germany's B2B e-invoicing rollout makes this pipeline more valuable: every business has had to accept e-invoices since January 2025, and issuing them becomes mandatory from 2027 for companies above EUR 800,000 turnover. Since 2025, delivery notes no longer need to be kept unless they serve as an accounting voucher, which simplifies archiving. Every day lost before invoicing pushes back collection by the same amount.

Katrin, head of finance at a 70-truck haulier in Berlin, an illustrative persona, prices the project. With 9,000 deliveries at EUR 120 on average, monthly revenue reaches EUR 1,080,000; invoicing 8 days earlier frees about EUR 288,000 of cash once and for all. On costs, 2.2 FTE of data entry redeployed at EUR 3,800 a month fully loaded is EUR 8,360 a month, minus EUR 675 of processing at EUR 0.075 per document, or EUR 7,685 of net monthly savings. On a EUR 28,000 budget, payback comes in under four months on data entry costs alone, and immediately once the freed working capital is counted.

FAQ

Will drivers really photograph every note?

Yes, if the photo is required to close the route in the app and takes under 15 seconds. Allow 2 to 3 weeks of coaching to exceed 95 % of notes photographed.

Does a delivery note photo count as proof?

It is generally accepted by customers as proof of delivery if it is time-stamped, geotagged and tamper-proof. Keep paper originals for the period your contracts require, often 12 to 24 months.

Where is the data stored?

It can be hosted in Germany or elsewhere in the EU; in both cases, processing drivers' and recipients' personal data must comply with GDPR, with a data processing agreement for each provider. Hosting costs around EUR 80 to 200 a month.

Does the pipeline work with our transport software?

Yes, as long as the TMS exports transport orders through an API, a file or a database. The connector accounts for EUR 3,000 to 6,000 of the budget.

How long does the project take?

Allow 10 to 14 weeks: 2 weeks analysing note formats, 6 to 8 weeks of development and training, 2 to 4 weeks of pilot on 10 trucks before rollout.
