Connecting accounting, CRM and project tools for an agency

The verdict in three sentences

An 18-person agency that re-keys quotes, invoices and timesheets across three tools loses about 6 hours a week and only learns its profitability per project at year end. Connecting accounting, CRM and project management through an automated flow (self-hosted n8n or Make, £9 to £26 / 10 to 30 EUR a month in licences) removes double entry and gives an up-to-date margin per project every week. The project ships in 3 to 6 weeks and pays for itself within a year from recovered time alone.

The hidden cost of three tools that do not talk

In a creative agency in London or Amsterdam, the usual circuit looks like this: the quote starts in the CRM (HubSpot, Pipedrive), the project is rebuilt by hand in the project tool (Asana, Monday, ClickUp or Notion), time is logged in a third tab, and the invoice is redone in the accounting software (Xero, Exact Online, Moneybird or Pennylane for French entities). Each client exists three times, with three spellings of the company name.

Re-keyed taskFrequencyEstimated weekly time
Creating the client in accounting after signature3 to 5 new clients a month0.5 h
Copying signed quote lines into invoices15 to 25 invoices a month2 h
Creating the project and work packages in the project tool6 to 10 projects a month1 h
Exporting timesheets and consolidating in a spreadsheetEvery week1.5 h
Chasing and matching paid invoicesEvery week1 h
Total6 h a week, about 270 h a year

At a loaded cost of £40 (48 EUR) an hour for an office manager or project manager, double entry costs about £10,800 (13,000 EUR) a year, before counting billing errors: one missing line on a £7,000 quote covers a good part of the project.

The three building blocks of a clean integration

1. A single client record. The CRM becomes the source of truth: when a quote moves to signed, the client is created or updated in accounting through its API, with company number, VAT number, billing address and payment terms.

2. The signed quote drives everything else. Quote lines create the project and its work packages in the project tool, with the budget in sold days. The billing schedule (30 % deposit, progress, balance) generates draft invoices that finance approves in one click.

3. Continuous profitability per project. Timesheets sync every night and are valued at each role's hourly cost. The dashboard compares sold days, consumed days, invoiced and collected amounts, project by project.

For most agencies of 10 to 30 people, the winning combination is n8n or Make for the flows plus a small custom profitability dashboard. Adding a client portal or resource planning moves the project into the medium application band: 4,000,000 to 7,000,000 FCFA (6,100 to 10,670 EUR).

Typical 3 to 6 week schedule

Week one maps the fields (quote statuses, analytic codes, project codes) and cleans duplicate clients. Weeks 2 to 4 build the flows, test them on a sandbox accounting company and set up the dashboard. Weeks 5 and 6, optional, import 12 months of history and train the team. For a comparable case on the sales side, read automating sales reporting for a distributor, and on the ERP side, connecting Odoo to Tunisian e-invoicing.

Sanne, managing director of an 18-person creative agency in Amsterdam, bills 1.6 million EUR a year across 85 projects. Her office manager spends 6 hours a week re-keying data. After integration, that falls to 1 hour.

Calculation: 5 h x 46 weeks x 48 EUR = 11,040 EUR recovered a year. The dashboard also shows that 9 website projects overran sold days by 22 %; by adjusting quotes for that project type, the agency recovers about 2 % of margin, or 32,000 EUR on annual revenue. With a small application at the low end of Kolonell's grid (about 3,810 EUR) and 25 EUR a month of Make, payback comes in under 3 months.

FAQ

Do accounting tools have a good enough API?

Yes. Xero, Exact Online, Moneybird and Pennylane all let you create clients and invoices and read payment status. Rate limits of a few requests per second are ample for 20 to 50 invoices a month.

Do we need to change CRM or project tool?

Rarely. HubSpot, Pipedrive, Asana, Monday and ClickUp all expose a usable API. Only tools without an API, about 1 case in 10, force a switch.

Make or n8n for an 18-person agency?

Make is easier to start at 10 to 30 EUR a month. Self-hosted n8n costs 10 to 20 EUR of server and keeps data in-house, but needs maintenance we can handle under a monthly contract.

What happens to project history?

It can be imported over 12 to 24 months to compare profitability by project type. That usually adds 1 to 2 weeks to the schedule.

Is accounting data kept secure?

API tokens are stored encrypted and each flow only gets the rights it needs. With self-hosted n8n, no data passes through a third-party service, which simplifies GDPR records.
