The verdict in three sentences
Human 100% visual inspection usually plateaus at 80 to 90% detection after a few hours on shift, because of fatigue and line speed. An AI vision inspection cell (cameras, lighting, edge computer, trained model) costs 60,000 to 150,000 EUR per line in Berlin in 2026 (40,000 to 120,000 EUR excl. VAT in France) and targets detection above 99% on well-defined defects. With 6 inspection operators across shifts and public funding available, payback falls between 12 and 24 months.
What AI vision detects and what it costs
Rule-based machine vision (dimension checks, verifying a hole exists) has been around for decades. Deep learning adds value on variable surface defects: scratches, porosity, burrs, discolouration, weld defects, inclusions. The model learns from annotated images rather than hand-written rules.
| Component | 2026 range | Note |
|---|---|---|
| Industrial cameras (2 to 6) and lenses | 8,000 to 30,000 EUR | Area or line scan depending on part |
| Dedicated lighting (dome, low angle, backlight) | 3,000 to 12,000 EUR | Often the decisive factor |
| Edge computer with GPU | 5,000 to 15,000 EUR | Inference under 100 ms per part |
| Mechanical and PLC integration (reject, conveyor) | 12,000 to 38,000 EUR | Depends on the existing line |
| Collecting and annotating 2,000 to 5,000 images | 7,000 to 18,000 EUR | At least 10 to 20% defective images |
| Model training, validation and tuning | 15,000 to 22,000 EUR | 2 to 4 iterations |
| Operator interface and traceability (MES) | 10,000 to 15,000 EUR | Image history per part |
| Total per line | 60,000 to 150,000 EUR | 3 to 6 months |
After go-live, budget 4,000 to 12,000 EUR a year for maintenance: retraining when a new part arrives, recalibration, support.
Human inspection versus AI vision
| Criterion | Human inspection (6 operators, 3 shifts) | AI vision |
|---|---|---|
| Detection rate on surface defects | 80 to 90% | 97 to 99.5% depending on defect |
| False rejects (good parts rejected) | 2 to 5% | 0.5 to 3% after tuning |
| Speed | Limited by the eye, 1 to 3 s per part | 50 to 200 ms per part |
| Annual cost | 6 x 55,000 EUR loaded = 330,000 EUR | 4,000 to 12,000 EUR maintenance |
| Traceability | Paper sheet or manual entry | Timestamped image of every part |
| Operator redeployment | Final check, rework, cell supervision |
The 99% rate is not automatic: it depends on lighting quality and a clear definition of acceptable defects agreed with quality and the customer. Plan a parallel inspection phase (human and AI side by side) of 4 to 8 weeks before removing manual inspection.
Funding available in 2026
Industrial digitisation projects in Germany can draw on federal SME programmes for digitalisation and AI, KfW loans and Berlin's own innovation support through the Investitionsbank Berlin. Amounts and rates vary by company size and call deadlines: check before signing the purchase order, since spending committed before the application is often ineligible.
Mini case study
Markus, plant director of an injection-moulded plastic parts factory in Berlin, inspects 100% of output on a three-shift line with 2 inspection operators per shift, so 6 people.

- Human inspection cost: 6 x 55,000 EUR loaded = 330,000 EUR a year.
- AI vision cell: 120,000 EUR, minus estimated funding of 25%, so 90,000 EUR net, plus 10,000 EUR a year of maintenance.
- Target organisation: 1 operator per shift for final check and rework, so 3 positions redeployed to other workshops, worth 165,000 EUR a year.
- Customer claims: 4 a year at 15,000 EUR on average, target halved, so 30,000 EUR.
- Annual gain: 165,000 + 30,000 - 10,000 = 185,000 EUR. Payback: 90,000 / 185,000, so about 6 months in this favourable scenario, 12 to 18 months if gains are half as large.
FAQ
How many defect images are needed?
In practice 2,000 to 5,000 images with at least 200 to 500 defects per category. If defects are rare, anomaly detection trained mostly on good parts fills the gap.
Does AI vision work on shiny or transparent parts?
Yes, but lighting becomes critical: diffuse dome for polished metal, backlight for glass or clear plastic. Plan 1 to 2 weeks of optical trials.
What happens when the part changes?
If the new part looks like previous ones, 200 to 500 new images are enough. For very different geometry, budget 2 to 4 weeks of retraining.
Should the system connect to the MES?
It is recommended: every rejected part is logged with its image and batch number, which speeds up root cause analysis. The MES connector costs 10,000 to 15,000 EUR.
Can we start with a single station?
Yes, and it is advisable. A proof of concept on one priority defect costs 20,000 to 40,000 EUR and validates the detection rate before full rollout.
