The verdict in three sentences
An 85-room business hotel in Singapore that leaves 60% of its room nights to OTAs pays roughly 697,000 SGD in commissions a year (about 537,000 USD). A direct booking website at 40,000 to 80,000 SGD, paired with a booking engine at 300 to 600 SGD a month and coded corporate rates, pays back within 10 months once the hotel shifts 10 points of room nights to direct. The realistic target is 30% direct bookings within 12 to 18 months, for a project delivered in 7 weeks.
What OTA dependency really costs
Commission is the visible part. The rest costs more over time: the OTA keeps the guest's email, enforces rate parity and captures the corporate segment (regional headquarters, banks, shipping and energy firms, MICE delegates) who book on the platform because there is no simple direct option. Here is a 2026 order of magnitude for a typical property in the CBD or around Marina Bay.
| Indicator | 2026 value (estimate) |
|---|---|
| Rooms | 85 |
| Average occupancy | 80% |
| Average daily rate (ADR) | 260 SGD |
| Room nights sold per year | 24,820 |
| Share of room nights via OTAs | 60%, i.e. 14,892 nights |
| Revenue flowing through OTAs | 3.87 million SGD |
| Average commission | 18%, i.e. 696,900 SGD |
| Commission per room night | 46.80 SGD |
Every point of direct share recovered is worth about 11,600 SGD in avoided commission per year. That number should frame the website budget, not the price of a standard brochure site.
Website and booking engine budget in 2026
A business hotel website is not a brochure. It must convert a busy executive assistant, on mobile, in under three minutes, and issue an invoice in the company's name with GST shown.
| Item | 2026 range | Comment |
|---|---|---|
| Premium bilingual website (15 to 20 pages, EN plus one Asian language) | 40,000 to 80,000 SGD (31,000 to 62,000 USD) | Custom design, local SEO, meeting room and service pages |
| Booking engine (SaaS) | 300 to 600 SGD/month | Synced with the PMS, channel manager sometimes included |
| Standalone channel manager | 150 to 300 SGD/month | Prevents overbooking across website and OTAs |
| Card payments, PayNow, Apple Pay | 2.5 to 3.5% per transaction | Pre-authorisation or prepayment depending on rate |
| Corporate rate area with codes | Included or 3,000 SGD as an option | Negotiated rate, company invoice, per-stay cap |
| Google Hotel Ads and metasearch | 8 to 12% of revenue generated | Pay-per-stay, far cheaper than 18% |
| Room and meeting space photo shoot | 2,500 to 5,000 SGD | Essential, photos sell the room |
| Hosting and maintenance | 200 to 400 SGD/month | Backups, updates, small changes, PDPA-compliant forms |
The standard schedule fits in 7 weeks: scoping and sitemap (week 1), design mock-ups (weeks 2 and 3), development and booking engine integration (weeks 4 to 6), payment testing, acceptance and launch (week 7).
Features that win over corporate travellers
Business travellers do not compare price alone. They compare how easy it is to get reimbursed and how flexible the booking is when a trip changes.
| Criterion | Booking via OTA | Direct booking on the website |
|---|---|---|
| Displayed price | Public rate | Public rate minus 5 to 10%, or corporate rate |
| Commission paid by the hotel | 15 to 18% | 0%, payment cost 2.5 to 3.5% |
| Guest data | Kept by the OTA | Email, company and stay history for the hotel |
| Company invoice with GST | Often redone at the front desk | Generated automatically at booking |
| Meeting room booking | Not possible | Online form or quote |
| Changi airport transfer | Not offered | Paid option at 60 to 90 SGD |
| Loyalty | OTA programme | Hotel programme, free night after 10 nights |
The three strongest levers: a corporate code issued to the top 20 accounts, a visible best rate guarantee, and a WhatsApp button for group and conference enquiries.

Daniel, general manager of an 85-room business hotel in Singapore, sells 60% of room nights through OTAs, 20% direct and 20% through travel management companies. He targets 30% direct, i.e. +10 points or 2,482 nights a year.
- Revenue shifted: 2,482 × 260 = 645,300 SGD
- Commission avoided at 18%: 116,200 SGD
- Direct acquisition cost (metasearch, 5% on average): 32,300 SGD
- Website: 60,000 SGD, booking engine: 5,400 SGD/year, maintenance: 3,000 SGD/year
- Net gain in year one: about 15,500 SGD, then over 75,000 SGD in each following year.
With a gradual ramp-up, the website pays for itself between month 9 and month 10.
FAQ
Can we show a lower price than the OTAs on our own website?
Wide parity clauses are increasingly challenged, but narrow parity still appears in many contracts. The safe 2026 practice is a member rate or a coded corporate rate, typically 5 to 10% below the public rate.
How long does it take to reach 30% direct bookings?
Plan for 12 to 18 months. The first 6 months often bring 5 points through corporate accounts and Google Hotel Ads, the rest comes from SEO and repeat guests.
Does the booking engine connect to our PMS?
Yes for the main PMS (Opera, Mews, Protel, Cloudbeds). Integration takes 1 to 2 weeks within the project, at no extra cost when a connector exists.
What about PDPA and payment data?
Card data stays with the PCI DSS certified payment provider, never on the hotel's server. Forms collect only necessary data with explicit consent, as required by Singapore's PDPA.
Should we leave the OTAs?
No. OTAs remain useful to fill low periods, but their share should fall from 60% to 40 to 45%, which saves more than 170,000 SGD in commission a year.
