Automating PDF purchase order entry into an ERP: cost and accuracy

The verdict in three sentences

Rekeying 250 PDF purchase orders a day into the ERP costs a distributor several full-time roles and produces SKU and quantity errors. AI extraction now reaches 95 to 98 % accuracy per field, provided you keep human review of exceptions instead of blind trust. The project usually sits in Kolonell's simple or medium tier and pays back in 6 to 12 months.

The real cost of manual order entry

Take an industrial supplies distributor on the edge of London or in the Greater Toronto Area. Every business day it receives around 250 purchase orders as PDF email attachments from 1,200 active accounts: contractors, maintenance shops, public bodies. Formats vary: exports from the customer's ERP, Word templates saved as PDF, scans of handwritten forms.

Four customer service clerks rekey every line: account code, SKUs, quantities, negotiated prices, ship-to address and delivery date. It takes 3 to 6 minutes per order depending on line count.

Errors are expensive in distribution: a wrong SKU means a return, a second delivery and often a credit note. As a 2026 order of magnitude, a mis-shipment costs 35 to 100 GBP or 60 to 170 CAD all in.

How the automated pipeline works

The solution sits between the inbox and the ERP without changing customer habits. They keep sending PDFs.

The decisive element is the per-field confidence score. An order where every field clears the threshold, say 97 %, flows straight into the ERP. Others land in a queue where the clerk checks only the flagged fields, on a screen showing the PDF next to the proposed entry. After 2 to 3 months, the cross-reference table learns from corrections and 70 to 85 % of orders go through untouched.

Budget, ERP integration and ROI

On Kolonell's 2026 grid, an extraction pipeline with a review queue and file import into the ERP fits the simple tier (2,500,000 to 4,000,000 FCFA, i.e. 3,810 to 6,100 EUR). API integration with a mainstream ERP, with real-time contract price and stock checks, is medium (4,000,000 to 7,000,000 FCFA, i.e. 6,100 to 10,670 EUR). A legacy ERP with no API, multiple entities or parallel EDI handling point to complex (7,000,000 to 15,000,000+ FCFA, i.e. 10,670 to 22,870+ EUR).

Time to production is 8 to 14 weeks, including 3 to 4 weeks running in parallel with manual entry to calibrate thresholds. Maintenance follows the 35,000, 75,000 or 120,000 FCFA per month grid (53, 114 or 183 EUR). AI extraction cost stays marginal: for 5,250 documents a month, roughly 105 to 420 GBP.

Mini case study

David, finance director of a distributor in Toronto, puts manual entry at 390 hours a month, about 2.5 FTEs at 4,800 CAD fully loaded: 12,000 CAD a month. After automation, 70 hours of review remain, about 2,150 CAD. Gross saving: 9,850 CAD a month. Net of roughly 600 CAD of AI usage, about 9,250 CAD a month, before 183 EUR of maintenance. Add 25 avoided mis-shipments at 100 CAD, so 2,500 CAD. Against a medium-tier project at most 10,670 EUR, payback is under 2 months on paper. In practice, ramp-up and gradually moving clerks to customer follow-up spread the return over 6 to 12 months, as seen on similar projects.

FAQ

Do we need customers to change their format?

No. AI extraction reads native PDFs and decent scans. Only barely legible handwritten forms, usually under 5 % of volume, stay in assisted entry.

What happens to the order entry clerks?

In most projects they move from rekeying to account management: quote follow-ups, dispute handling, upselling. The time freed equals 1.5 to 2.5 of the 4 roles.

What accuracy can we really expect?

95 to 98 % per field from the start, then over 99 % after human review of exceptions. The straight-through threshold is tuned with you during the parallel run.

Our ERP is old. Is that a blocker?

Not necessarily. If it accepts a CSV or XML import, integration stays simple. With no entry point at all, UI automation is possible but costs more.

Does order data leave the company?

Processing can be hosted in the UK, the EU or Canada with an AI provider that does not train on your data. PDFs are kept according to your retention policy.
