The verdict in three sentences
A Berlin company processing 1,200 supplier invoices a month by hand spends around 120 hours monthly on keying, matching and filing. An OCR and intelligent extraction flow connected to DATEV, SAP Business One or Lexware saves on average 4 minutes per invoice at a 92 to 97% recognition rate, about 80 hours a month returned to the accounts team. The project costs 8,000 to 20,000 EUR in 2026 and must fit Germany's e-invoicing mandate: every business must be able to receive structured e-invoices since 1 January 2025, with issuing obligations phased in through 2027 and 2028.
What OCR really changes in accounts payable
The head of accounting at a Berlin manufacturing and distribution firm in Adlershof receives invoices through three channels: PDF by email, paper by post, and supplier portals. For each one, the team keys supplier, date, number, net, VAT and gross amounts, cost center, then matches with the purchase order and goods receipt. About 6 minutes per invoice, more for multi-line ones.
Modern OCR does more than read text. It identifies fields, recognizes the supplier, suggests coding from history and flags mismatches with the order. Accountants stop typing and start approving. The 3 to 8% of invoices read poorly (bad scans, unusual layouts) go into a correction queue.
| Step (1,200 invoices a month) | Manual entry | With OCR and workflow |
|---|---|---|
| Average time per invoice | 6 minutes | 2 minutes of review |
| Monthly hours | 120 h | 40 h |
| Keying error rate | 2 to 4% | Under 1% after review |
| PO / goods receipt matching | Manual, partial | Automatic on 70 to 85% of invoices |
| Time from receipt to posting | 8 to 15 days | 1 to 3 days |
| Missed early payment discounts (Skonto) | Frequent | Rare, due dates tracked |
| GoBD-compliant archiving | Folders and network drives | Indexed DMS, search in seconds |
XRechnung and ZUGFeRD: OCR or structured e-invoices?
Since 1 January 2025, German businesses must be able to receive e-invoices in EN 16931 formats such as XRechnung or ZUGFeRD (2.0.1 or later). Companies above 800,000 EUR turnover must issue them from 1 January 2027, and all others from 1 January 2028. Plain PDFs no longer count as e-invoices for domestic B2B once the transition ends.
In practice, a growing share of invoices will arrive as structured data that needs no OCR. During the transition, and for foreign suppliers outside the mandate, PDFs and paper will remain common. The right project combines three blocks: XRechnung/ZUGFeRD parsing, OCR for the rest, and one approval workflow feeding DATEV or SAP.
| Solution (2026 ballpark) | Upfront cost | Recurring cost | Best for |
|---|---|---|---|
| OCR built into accounting software (DATEV Unternehmen online, Lexware) | 0 to 2,000 EUR | 0.10 to 0.30 EUR per invoice | Small volumes, few rules |
| AP automation SaaS (e.g. Candis, Yokoy) | 1,000 to 5,000 EUR | 300 to 1,000 EUR a month for 1,200 invoices | Standard processes |
| Custom integration, Berlin integrator | 8,000 to 20,000 EUR | Support plus OCR cost per page | Specific coding rules, multi-entity |
| Kolonell, simple application | 2,500,000 to 4,000,000 FCFA (3,810 to 6,100 EUR) | Maintenance 53 to 183 EUR a month | Approval workflow and accounting connector |
| Kolonell, mid-size application | 4,000,000 to 7,000,000 FCFA (6,100 to 10,670 EUR) | Maintenance 53 to 183 EUR a month | PO matching, multi-entity |
Technical points to validate
Four topics decide success. The accounting connector: DATEV and SAP Business One offer APIs or standard imports, to be tested on a sample of 200 real invoices. Coding rules: chart of accounts (SKR03 or SKR04), cost centers, intra-EU VAT, reverse charge. The approval flow: who signs off above which amount. And archiving: 8 to 10 years retention under GoBD, with a reliable audit trail. For extraction models, see our applied AI service.

FAQ
What recognition rate should we expect?
On native PDFs, 95 to 97% of fields are read correctly from day one. On scanned paper invoices, expect 92 to 94%, improving as corrections feed the model.
Should we wait for full e-invoicing before investing?
No. Receiving is already mandatory, but most smaller suppliers will issue structured invoices only from 2027 or 2028, and foreign suppliers will keep sending PDFs. OCR stays useful for 30 to 60% of invoices for at least two years.
How long does implementation take?
4 to 10 weeks depending on the accounting connector and number of coding rules. Plan 2 weeks of parallel running before stopping manual entry.
Does invoice data stay in the EU?
Make it a contract requirement: EU hosting and an OCR engine that does not reuse data for training. Most vendors offer hosting in Germany.
What maintenance budget should we plan?
At Kolonell, maintenance runs 53 to 183 EUR a month, excluding OCR per-page costs. Berlin integrators typically charge 15 to 20% of project cost a year.
