Accounts Payable Invoice Automation with OCR and AI in London (2026)

Digital Africa

The verdict in three sentences

A London SME keying in 1,500 supplier invoices a month by hand spends 7 to 13 GBP per invoice on data entry, matching and chasing, i.e. 126,000 to 234,000 GBP a year. An OCR and AI solution billed at 0.25 to 1.00 GBP per invoice, connected through a custom integration of 10,000 to 30,000 GBP, brings that cost below 2.50 GBP with recognition rates of 92 to 98 %. With the UK government's announced e-invoicing mandate for VAT invoices from April 2029, the project should handle structured e-invoices as well as PDFs.

Where the 7 to 13 GBP of a manual invoice goes

An invoice's cost is not just typing. It includes opening the post or email, data entry, finding the purchase order, manager approval, handling discrepancies and archiving.

Advertised recognition rates (92 to 98 %) are measured field by field. On recurring invoices from your top 50 suppliers, often 70 % of volume, you quickly reach the top of the range. Handwritten or multi-page invoices from small suppliers stay below 90 %.

Market SaaS, custom integration: the full budget

Specialised SaaS tools charge per invoice with a monthly minimum. The real work is the integration with your accounting system (Xero, Sage, NetSuite or another ERP) and your purchase orders.

For reference, the Kolonell grid for a simple application of this kind is 2,500,000 to 4,000,000 FCFA, i.e. 3,810 to 6,100 EUR, and 4,000,000 to 7,000,000 FCFA (6,100 to 10,670 EUR) with a full approval workflow, delivered remotely.

E-invoicing changes the brief

The UK has announced that VAT invoices will have to be issued electronically from April 2029, with a consultation pointing to a decentralised model and Peppol-style standards. Meanwhile, more and more suppliers, especially EU ones under their own mandates, already send structured invoices that need no OCR. The right project therefore handles three flows in a single pipeline: structured e-invoices, supplier PDFs and paper. An OCR-only tool bought in 2026 will be half obsolete by 2029.

Tom, finance director of a distribution SME in London (illustrative example), processes 1,500 invoices a month, i.e. 18,000 a year, at an estimated full cost of 10 GBP: 180,000 GBP a year. After automation: a licence at 0.70 GBP per invoice (12,600 GBP), a custom integration at 20,000 GBP, and a residual human review cost of 2.20 GBP per invoice (39,600 GBP). Year one: 72,200 GBP, i.e. 107,800 GBP of freed time. The integration pays back in about two months, and the two clerks who keyed invoices full time can move to margin analysis and credit control.

FAQ

Is OCR still worth it with e-invoicing coming?

Yes until at least 2029, since the UK mandate is not yet in force and many small suppliers will keep sending PDFs. Choose a tool that handles both flows, or you will pay for two integrations.

What recognition rate should we really expect?

92 to 98 % per field on standard invoices, below 90 % on handwritten or complex ones. Human review remains necessary on 5 to 15 % of invoices depending on your supplier base.

Do we need to change accounting software?

Rarely. Xero, Sage and most ERPs accept imports or APIs. The custom integration, at 10,000 to 30,000 GBP, exists precisely to avoid switching accounting tools.

How long does deployment take?

Count 6 to 10 weeks, including 3 weeks in parallel with the old process. The top 50 suppliers are configured first since they cover about 70 % of volume.

Can invoice data be processed by an AI outside the UK?

Require processing and hosting in the UK or EU under UK GDPR adequacy. Most vendors offer it, sometimes for a 10 to 20 % premium.
