The verdict in three sentences
A sole accountant processing 900 supplier invoices a month spends about 75 hours on it, almost half of their time. Automation with OCR and AI, plus automatic matching against purchase orders, cuts that to around fifteen hours for EUR 60 to 290 a month with an integrated tool or EUR 9,000 to 20,000 for a custom pipeline. With the UK government confirming mandatory B2B e-invoicing from April 2029, building a clean pipeline now is cheaper than patching one later.
What e-invoicing changes for an SMB
The UK is moving from voluntary to mandatory structured invoicing. Large trading partners already push invoices through Peppol networks, while many smaller suppliers still send PDFs or paper. Structured invoices remove part of the OCR work, but not the checking, coding and matching.
| Milestone | Who is affected | What the SMB should do |
|---|---|---|
| 2026 | Large buyers and public sector suppliers | Accept Peppol invoices from big suppliers |
| 2026 to 2028 | SMB suppliers | Keep processing PDFs and paper with OCR |
| 2027 | Software vendors | Choose accounting tools ready for the UK standard |
| April 2029 | All VAT-registered businesses (planned) | Send and receive structured e-invoices |
| Ongoing | Businesses trading with the EU | Handle Factur-X, UBL or XRechnung from EU customers |
During the transition an SMB receives a mix: roughly 40 % structured invoices from large suppliers and 60 % PDFs or paper. An efficient pipeline must handle both.
Integrated tool or custom pipeline: the comparison
| Criterion | Integrated tools (Xero with Dext, AutoEntry, Pleo) | Custom OCR and AI pipeline |
|---|---|---|
| 2026 cost | EUR 60 to 290 per month | EUR 9,000 to 20,000, then EUR 170 to 460 per month |
| Cost per document | Included up to a cap | EUR 0.02 to 0.10 for OCR and AI |
| Purchase order matching | Basic or none | 3-way match (order, receipt, invoice) |
| Industry ERP connection | Via export | Direct API to your ERP or Sage |
| Coding rules | Simple learning | Rules per supplier, cost centre, job |
| Approval workflow | 1 to 2 levels | Multi-level by amount and department |
| Set-up time | 1 to 3 weeks | 6 to 10 weeks |
An integrated tool is enough if you do not use purchase orders and your books live in the same tool. Custom pays off as soon as you manage purchase orders, several cost centres or a production ERP that mainstream tools cannot read.
How an automated pipeline works
Invoices arrive through a Peppol access point, a dedicated email address or a scanner. OCR and an AI model extract supplier, number, dates, amounts and lines. The system finds the matching purchase order and goods receipt, flags price or quantity gaps above a 2 % threshold, proposes the ledger coding and routes the invoice to the right approver. Only exceptions, usually 10 to 20 % of volume, need a human.
Mini case study
Sophie, sole accountant at an electrical supplies distributor in London, handles 900 supplier invoices a month at 5 minutes each, or 75 hours. After a EUR 16,000 custom pipeline with 3-way matching, 82 % of invoices go through untouched and exceptions take 6 minutes. Her time drops to about 15 hours, a gain of 60 hours a month. At a loaded rate of EUR 42 an hour, that is EUR 2,520 a month. Running cost is EUR 290 a month plus 900 documents at EUR 0.06, or EUR 54. Net gain is about EUR 2,175 a month: the investment pays back in 7 to 8 months, before counting duplicate payments avoided.

FAQ
How much does AP invoice automation cost an SMB?
EUR 60 to 290 a month with an integrated tool, or EUR 9,000 to 20,000 for a custom pipeline connected to your ERP. Processing costs EUR 0.02 to 0.10 per document.
Will e-invoicing make OCR useless?
Not before 2029 and not completely. Until then many small suppliers will keep sending PDFs, and expense receipts or foreign invoices will still need reading.
What automation rate should we target?
Between 75 and 90 % of invoices processed without intervention, depending on purchase order quality. The remaining 10 to 25 % are exceptions to approve.
Do we need to change accounting software?
No, the custom pipeline sits between your inbox or Peppol access point and your existing books. It posts entries ready for approval into Xero, Sage or your ERP.
How long does set-up take?
Plan 6 to 10 weeks for a custom pipeline, including 2 weeks of training on your last 3 months of invoices. An integrated tool rolls out in 1 to 3 weeks.
