AI three-way match of invoices, purchase orders and receipts in Amsterdam (2026)

The verdict in three sentences

For a distribution group in Amsterdam processing 35,000 supplier invoices a year, an AI capture and three-way match solution (purchase order, goods receipt, invoice) costs 50,000 to 90,000 EUR excluding VAT depending on the number of entities and the state of ERP data. The right 12-month target is 80% touchless processing, which frees about 3 FTEs for controls, supplier relations and month-end close. The project takes 4 months if you clean the supplier master and purchase order discipline before training anything.

What the capture, AI and matching chain actually does

Any financial controller in a Dutch wholesale or distribution group knows the pattern: invoices arrive as PDFs by email, as UBL e-invoices through Peppol from larger suppliers, sometimes as scanned paper from the warehouse. Non-structured invoices are keyed into the ERP, then checked by hand against the purchase order and the goods receipt. At 35,000 invoices a year, around 140 per working day, that work keeps several accounts payable clerks busy full time.

A modern chain runs four steps. Capture pulls documents from a dedicated mailbox, the Peppol access point or a supplier portal. AI extraction reads the fields (KvK and VAT numbers, invoice number, dates, lines, quantities, unit prices, 21% or 9% Dutch VAT, reverse-charge mentions). Matching compares each line with the PO and the receipt booked in the ERP, using configurable tolerances. Finally, the workflow routes only exceptions to the right approver: price variance, short delivery, unknown supplier.

The 80% rate is not there on day one. Expect 55 to 65% in month one, then a steady climb as the models learn the layouts of the 200 most frequent suppliers, which usually account for 70% of volume. Suppliers already sending Peppol UBL invoices skip extraction entirely and match almost immediately.

2026 budget in the Netherlands: what 50,000 to 90,000 EUR covers

The spread between low and high end depends mainly on three factors: the number of legal entities in the group, the ERP in place (Exact Globe, AFAS, Microsoft Dynamics 365 Business Central or SAP) and how much non-structured paper you still receive.

ItemLow endHigh endComment
Scoping and process mapping5,000 EUR9,000 EURAnalysis of 3 months of real invoices

Training, testing, hypercare7,000 EUR9,000 EURAP team and buyers
Total excl. VAT50,000 EUR90,000 EUR4-month delivery

On top of that, budget an annual running cost of roughly 15 to 25% of the initial investment for licence, hosting and change requests. At Kolonell, this kind of work falls under custom applications and the exact scope is priced in the quote after scoping.

The hidden prerequisite is PO discipline. If 30% of spend is ordered without a PO in the ERP, no engine can match those invoices. The first workstream is organisational: enforce a PO above a threshold, for example 500 EUR, and route non-PO invoices to cost-centre owners.

The 4-month timeline

Month 1 covers scoping and supplier master clean-up, including IBAN validation to reduce payment fraud. Month 2 runs the AI capture on a sample of 2,000 historical invoices to measure real extraction accuracy. Month 3 builds the ERP connector and tolerance rules (for example 2% on price, zero on quantity). Month 4 is a pilot on one entity, then group rollout. Foreign-currency invoices and intra-EU reverse-charge rules need dedicated logic defined at scoping.

Eva, financial controller of a food distribution group in Amsterdam, manages 35,000 invoices a year with a team of 7 AP clerks. Before the project, each invoice took on average 12 minutes across keying, matching and filing, that is 7,000 hours a year.

After rollout, 80% of invoices (28,000) go through touchless with one minute of supervision. The remaining 7,000 take 8 minutes. The math: 28,000 × 1 min + 7,000 × 8 min = 1,400 hours a year, saving 5,600 hours. At 1,700 hours per FTE, that is just over 3 FTEs, moved to supplier margin analysis and working-capital work.

At a fully loaded cost of 55,000 EUR per clerk per year, the gain is about 165,000 EUR a year. For a 75,000 EUR project with 15,000 EUR running costs, payback comes in roughly 6 months, before counting early-payment discounts now captured with several suppliers.

FAQ

Does AI capture work on scanned paper and photos from small suppliers?

On printed invoices scanned at 300 dpi, field accuracy exceeds 95%. On handwritten or poor photos it often drops below 70%, which is why a supplier portal or Peppol onboarding for small suppliers is worth including.

Do we need to replace our ERP to automate matching?

Usually not. The connector reads POs and receipts from Exact, AFAS, Business Central or SAP, which represents 15,000 to 27,000 EUR of the budget depending on complexity.

What happens when an invoice does not match the order?

The invoice is blocked and sent to the relevant approver with the variance highlighted, for example a unit price 4% above the PO. The approver accepts, rejects or requests a credit note, and every decision is logged for the auditor.

How long until we reach 80% touchless?

Count 3 to 6 months after go-live. Month one sits around 55 to 65%, then the rate rises as frequent supplier layouts are learned and more suppliers move to Peppol.

Can invoice data stay in the EU?

Yes, hosting can be on an EU cloud region of your choice, in line with GDPR. That choice affects the running cost, which is set in the quote.
