The verdict in three sentences
Keying 2,500 supplier invoices a month by hand takes the equivalent of a full accounts payable role, with VAT errors and duplicates that become expensive at year end. AI extraction now reaches 92 to 98% accuracy on key fields and, combined with automatic three-way matching against purchase orders, reduces the work to approving exceptions. E-invoicing mandates spreading across Europe do not make the tool obsolete: they change the mix of flows to process during the transition.
What manual keying costs a trading SME
In a wholesale or distribution SME, supplier invoices arrive through every channel: PDFs by email, paper with deliveries, supplier portals, foreign invoices in several languages. The AP clerk opens each one, enters the supplier, date, net, VAT and gross amounts and the expense account, then checks that invoiced quantities match the purchase order and goods receipt. Allow 4 minutes per invoice on average, far more for 30-line invoices.
| Task | Manual time per invoice | With AI extraction |
|---|---|---|
| Opening and filing the document | 30 s | automatic |
| Header entry (supplier, date, number, amounts) | 1 min 30 | automatic, 10 s approval |
| Line items and VAT rates | 1 min | automatic on 92 to 98% of fields |
| Matching with PO and goods receipt | 45 s | automatic, alert on quantity or price gaps |
| Duplicate detection | hit or miss | systematic on number, amount and supplier |
| Fixing exceptions | variable | 5 to 10% of invoices, 2 to 3 min each |
| Average total | 4 min | about 1 min |
Market solutions and their 2026 costs
The market offers AP automation tools priced per document, often integrated with accounting software. Accuracy depends on input quality: excellent on native PDFs, weaker on photos of crumpled or handwritten invoices.
| Solution | Cost (2026 order of magnitude) | Strengths | Limits |
|---|---|---|---|
| OCR module in accounting software | included or EUR 30 to 100 per month | no integration needed | no PO matching |
| Specialised AP automation tool | EUR 0.20 to 0.60 per invoice | 92 to 98% accuracy, approval workflows | ERP connector sometimes extra |
| E-invoicing access point (Peppol) | subscription by volume | structured UBL or CII data | does not handle paper or non-EU invoices |
| Kolonell custom integration | quoted on request | matching inside your trading ERP, your own rules | needs 2 to 3 weeks of scoping |
| Custom approval application | Kolonell simple app, 2,500,000 to 4,000,000 FCFA (3,810 to 6,100 EUR) | single screen for exceptions and price gaps | worthwhile above 1,500 invoices a month |
For 2,500 invoices, a tool at EUR 0.40 per invoice costs EUR 1,000 a month. Extraction itself is now a commodity. The real value lies in three-way matching between invoice, order and receipt in the trading ERP, where price discrepancies, forgotten discounts and partial deliveries billed in full hide.
E-invoicing mandates: what changes in 2026
Belgium made structured B2B e-invoicing via Peppol mandatory from January 2026. France requires all companies to receive e-invoices from September 2026, with SMEs issuing from September 2027. Poland, Germany and others follow, and the EU's VAT in the Digital Age package extends the trend. For a European trading SME this means:
- Large domestic suppliers send structured data first. No OCR needed, but PO matching still is.
- Smaller suppliers keep sending PDFs for a while. AI extraction remains necessary for at least a year or two.
- Suppliers outside the EU are not covered. Importers from China, Turkey or the US will receive PDFs long after 2027.
- Platform statuses (delivered, rejected, paid) become data to feed back into the ERP.
A sound architecture therefore handles three flows in parallel: structured e-invoices, domestic PDFs and foreign documents. Our approach is described on the AI for business page.

Sofie, head of accounting at a 45-person trading company in Antwerp, processes 2,500 invoices a month. At 4 minutes each, keying takes 10,000 minutes, or 167 hours a month. With AI extraction the average falls to about 1 minute including exceptions, or 42 hours. The saving is 125 hours a month. At a loaded cost of EUR 38 an hour, that is EUR 4,750 monthly, against EUR 1,000 for the tool at EUR 0.40 per invoice. Net gain: around EUR 3,750 a month, EUR 45,000 a year, before counting duplicates avoided: 0.5% of invoices paid twice on EUR 1.8 million of monthly purchases would mean EUR 9,000 of potential monthly losses.
FAQ
What accuracy should we expect on real supplier invoices?
Allow 92 to 98% on key fields depending on document quality. Native PDFs often exceed 97%, while poor scans and photos drop towards 90%.
Does e-invoicing make OCR pointless in 2026?
Not yet. Mandates are phased by country and company size, and non-EU suppliers are outside their scope, so 30 to 60% of invoices may stay in PDF during the transition depending on your purchasing mix.
How long does deployment take?
A market tool connects in 2 to 4 weeks. A custom integration with three-way matching in the ERP takes 6 to 10 weeks (estimate).
Does the data stay in Europe?
Make it a contractual requirement: EU hosting, deletion after processing or retention on your own servers for the legal archiving period, often 7 to 10 years.
Should humans still approve invoices?
Yes for invoices above a threshold, for example EUR 5,000, and for the 5 to 10% of exceptions flagged by the tool.
