The verdict in three sentences
For a mid-size company receiving more than 1,000 supplier invoices a month, automating capture with OCR and AI pays back in under 3 months. The 2026 cost sits between EUR 8,000 and 20,000 excl. VAT for integration, plus EUR 0.10 to 0.40 per invoice processed, with about 70% of invoices handled touchless. Mandatory e-invoicing across Europe, live in France since September 2026 and rolling out under the EU's ViDA package, makes this project urgent rather than optional.
What mandatory e-invoicing changes
Since 1 September 2026, every VAT-registered business in France must be able to receive e-invoices through an approved platform, and large and mid-size companies must also issue them; SMEs follow in September 2027. Ireland is preparing its own phased B2B e-invoicing from November 2028 under ViDA, with Peppol as the backbone. For an accounts payable lead in Dublin with European suppliers, this means a mixed inflow for years: structured Factur-X, UBL or Peppol invoices from large suppliers, PDFs and paper from smaller ones, and invoices from non-EU suppliers outside any mandate.
The tool must therefore read all three formats: extract structured data directly, apply OCR and AI to PDFs and scans, then match each invoice against the purchase order and goods receipt before posting to the ERP.
| Metric (2026 order of magnitude, 2,500 invoices/month) | Manual entry | Integrated OCR + AI |
|---|---|---|
| Processing cost per invoice | EUR 12 | EUR 3 |
| Touchless invoices | 0% | 65 to 75% |
| Average processing time | 9 days | 2 days |
| Data entry error rate | 3 to 4% | under 0.5% |
| FTEs on data entry | 3.5 | 1 |
| Early payment discounts captured | 10% | 45% |
| Late payment penalties per year | EUR 15,000 | under EUR 3,000 |
What an EUR 8,000 to 20,000 budget covers
You do not replace the ERP. You build a capture and validation layer connected to Sage, SAP Business One, NetSuite, Xero or Odoo, and to your e-invoicing access point.
| Work package | 2026 range (EUR excl. VAT) | Timeline |
|---|---|---|
| Flow audit and supplier mapping | 1,000 to 2,500 | 1 week |
| Access point connection, Factur-X, UBL, Peppol parsing | 1,500 to 3,500 | 1 to 2 weeks |
| OCR and AI extraction engine (PDF, scans, emails) | 2,000 to 5,000 | 2 weeks |
| 3-way match: PO, receipt, invoice | 1,500 to 4,000 | 2 weeks |
| Approval workflow and coding rules | 1,000 to 3,000 | 1 to 2 weeks |
| ERP integration and dashboard | 1,000 to 2,000 | 1 week |
| Total integration | 8,000 to 20,000 | 6 to 10 weeks |
| Variable cost per invoice (OCR, AI, hosting) | 0.10 to 0.40 | monthly |
Variable cost depends on volume and the share of structured invoices: a UBL invoice costs a few cents to process, a poor-quality paper scan up to EUR 0.40. Dublin integrators typically quote EUR 25,000 to 50,000 for the same scope.
Three rules for a successful project
First, start with the 50 suppliers that account for 80% of volume: configuring them lifts the touchless rate to 60% in the first month. Second, set confidence thresholds: the AI proposes, but any invoice with an extraction score below 95% or a variance above 2% from the PO goes to human review. Third, keep a reliable audit trail as tax authorities require, with every step timestamped and a 6 to 10 year archive depending on jurisdiction.
Mini case study
Aoife, AP lead at a distribution company in Dublin with French operations, processes 2,500 supplier invoices a month, or 30,000 a year. Current cost: 30,000 x EUR 12 = EUR 360,000 a year, mostly entry, chasing and correction time.

After a EUR 16,000 integration: unit cost of EUR 3, including EUR 0.25 variable cost, so 30,000 x EUR 3 = EUR 90,000 a year. Annual saving: EUR 270,000, part of it redeployed as 2.5 FTEs move from entry to analysis and controlling. Even counting only EUR 12,000 of avoided penalties and EUR 40,000 of extra discounts captured, the project pays back in under 4 months.
FAQ
If suppliers send e-invoices, do we still need OCR?
Yes, for at least a year: French SMEs only issue e-invoices from September 2027 and non-EU suppliers sit outside any mandate. In a typical mid-size company, 30 to 50% of invoices are still PDF or paper in 2026.
What touchless rate can we expect?
Between 65 and 75% after 2 to 3 months of tuning, and up to 85% when most suppliers send Factur-X, UBL or Peppol invoices.
Do we need to change ERP?
No, the tool integrates by API or export with Sage, SAP Business One, NetSuite, Xero or Odoo. The connector accounts for EUR 1,000 to 2,000 excl. VAT of the budget.
Is our invoice data hosted in the EU?
Hosting can be in Ireland, France or elsewhere in the EU, GDPR compliant, with encryption and configurable retention up to 10 years.
How long until we are live?
Allow 6 to 10 weeks with a phased go-live: the first 50 suppliers by week 4, the rest over the following 6 weeks.
Let's scope your project. Give us your monthly volume, ERP and e-invoicing access point, and we will price the automation between EUR 8,000 and 20,000 excl. VAT with go-live in 6 to 10 weeks. Detailed quote within 48 h. WhatsApp +221 77 596 93 33.
